【摘要】 在数字经济时代,数字化转型正成为企业实现降本、增效、提质等高质量发展的重要途径。E公司是一家法资企业,主要从事印刷电路板集成相关的研发、设计、组装以及供应链服务。公司按照价值链理论模型分析得出通过数字化转型来优化业务流程,进而达到降本,增效、提质的目的。在实际转型过程中发现生产流程数字化转型缺乏数据驱动、各业务系统之间普遍存在信息孤岛、生产流程各要素之间不能很好的协同。这些问题导致无法建立基于数据驱动的生产流程、流程之间相互割裂、流程冗余且运行效率低下,严重阻碍了生产流程数字化转型的顺利推进。本文通过人员访谈、运营管理数据分析和现场调研,并结合大量中外文献资料的研究结果对E公司生产流程数字化转型中的问题进行了研究探索,运用因果分析法、5Why分析法对生产流程数字化转型过程中存在的问题进行了原因分析,得出数据资产管理方面缺乏有效的方法和工具、传统的企业架构无法适应数字化转型的需要、生产流程要素之间缺乏有效协同机制。根据问题和产生的原因并结合流程管理理论、组织变革理论以及协同理论对这些问题提出了优化建议和保障措施,帮助E公司建立适合企业数字化转型的企业架构,推倒部门墙、消除业务壁垒和系统孤岛,建立有效的数据管理机制,建立基于业务数据驱动的生产流程,引导公司生产流程数字化转型朝着正确方向推进。最后,这次研究可以给同行企业如何解决数字化转型过程中的问题提供参考,并不断完善。更多还原

【Abstract】 In the era of digital economy,digital transformation is becoming an important way for enterprises to achieve cost reduction,efficiency improvement,and quality enhancement for high-quality development.E Company is a French-funded enterprise,mainly engaged in R&D,design,assembly,and supply chain services related to Printed Circuit Board Integration.The company analyzed the business processes according to the value chain theory model and concluded that digital transformation is needed to optimize business processes and achieve the goals of cost reduction,efficiency improvement,and quality enhancement.In the actual transformation process,it was found that the digital transformation of production processes lacked data-driven support,and information islands were common between various business systems.The elements of production processes could not coordinate well with each other.These problems prevented the establishment of a production process based on data-driven support,the fragmentation of processes,and the duplication of processes,resulting in low operational efficiency.These problems seriously hindered the smooth progress of the digital transformation of production processes.This paper conducts a study on the problems encountered in E Company’s production process digital transformation through interviews with personnel,data analysis of operational management,on-site investigation,and extensive research of literature from both China and abroad.The study applies the causal analysis method and the 5Why analysis method to analyze the causes of the problems encountered in the production process digital transformation.The study concludes that there is a lack of effective methods and tools for data asset management,the traditional enterprise architecture is unable to meet the needs of digital transformation,and there is a lack of effective coordination mechanisms among the elements of the production process.Based on the problems and the causes,the study proposes optimization suggestions and measures to help E Company establish an enterprise architecture suitable for digital transformation,break down departmental walls,eliminate business barriers,and establish effective data management mechanisms.It also proposes establishing production processes based on business data-driven,guiding the company’s production process digital transformation in the right direction.Finally,this study can provide reference for the peer enterprises how to solve the problems in the process of digital transformation.更多还原
