【摘要】 近年来,国内企业在全球化浪潮下获得了快速的发展,然而随着原材料价格持续上涨和人工成本不断上升,企业面临着日益激烈的竞争,必须选择更优的组织运营方式来控制成本,提升品质和提高效率。在材料成本和人工成本改进空间越来越小的情况下,如何提升生产管理流程执行效率将成为打造企业核心竞争力的关键因素。本文围绕改进Y公司焊接线生产管理关键流程项目,提升企业的生产管理流程能力,降低流程成本,强化流程改进保障措施展开论述。本文通过调查和研究生产管理流程模式,学习全球范围内各种流程管理理论和方法,系统的对Y公司焊接线生产管理关键流程的现状和流程管理的问题点进行调研。基于流程管理理论,精益生产理论,流程再设计理论等,总结出Y公司焊接线生产管理关键流程中的生产计划流程问题点、生产制造流程问题点、物料配送流程问题点等。应用相关的流程管理理论和工具进行原因分析,总结出了Y公司焊接线生产管理关键流程缺乏生产计划执行反馈流程,生产布局流程和产能评估流程,以及物料配送流程不完善等问题点。通过研究分析和总结Y公司焊接线生产管理关键流程改进的整体思路,设计出完善部分生产计划流程,生产制造流程和改进物料配送流程的方案。本文最后阐述强调实施关键流程改进后的保障措施,如何使流程改进具有可持续性,提出可以从制度,人才和信息化三个方面进行改进和加强,只有保障措施实施到位,流程才可能会持续优化改进,企业才会持续成长。这些生产管理流程改进方案的提出,对传统制造业的生产管理流程改进有一定的借鉴意义。更多还原

【Abstract】 In recent years,domestic enterprises have achieved rapid development under the tide of globalization.However,with the continuous rise of raw material prices and labor costs,enterprises are faced with increasingly fierce competition,so they must choose better operation methods to control costs,improve quality and improve efficiency.In the case of material cost and labor cost improvement space is getting smaller and smaller,how to improve the efficiency of production process execution will become the key factor to build the core competitiveness of enterprises.This thesis focuses on the project of improving Y Company’s welding line production management key process,improving the enterprise’s production process management ability,reducing process cost and strengthening safeguard measures for process improvement.Through investigation and research of production management process mode,this thesis studied various process management theories and methods around the world,and systematically investigated the status quo of key processes of welding line production management of Y Company and the problem points of process management.Based on process management theory,lean production theory,process redesign theory,etc.,problems in production planning process,production manufacturing process and material distribution process in key processes of welding line production management of Y Company were summarized.Relevant process management theories and tools were applied to analyze the reasons,and problems such as the lack of production plan execution feedback process,production layout process and capacity evaluation process,and imperfect material distribution process were summarized in Y Company’s key processes of welding line production management.By studying,analyzing and summarizing the overall idea of improving the key process of welding line production management of Y Company,the plan of improving part of the production planning process,production and manufacturing process and material distribution process is designed.Finally,this thesis expounds how to make the key process improvement sustainable by emphasizing the safeguard measures after the implementation of process improvement,and proposes that it can be improved and strengthened from the three aspects of system,talent and informatization.Only when the safeguard measures are in place,can the process be continuously optimized and improved,and the enterprise can continue to grow.These production management process improvement schemes have certain reference significance for the traditional manufacturing industry.更多还原
