E公司A产品导入项目的计划及管理

【摘要】 近年来,随着全球通信行业的高速发展,通信产品的技术和性能升级不断加快,行业内的技术壁垒正在逐渐消失,产品的生命周期迅速缩短,产品导入的时效性愈发重要,企业对客户需求的响应速度和新产品转化的能力及效率成为企业生存和发展的关键影响因素。这种发展趋势对欧洲传统外企E公司的经营环境产生了尤为突出的冲击和影响。因此,面向更加复杂的A产品及导入过程,找出其中的重点改进部分,梳理新产品导入的项目管理流程,从提高新产品导入效率的角度对A产品导入项目管理的过程进行计划和控制,对于提高E公司新产品导入的效率和完成度有着重要的理论和现实意义。本文针对E公司新产品导入和内外部现状展开研究,找出E公司产品导入中的薄弱、具备改善空间和具有实施可行性的环节作为重点分析和改善部分。以A产品导入项目的工作分解结构(WBS)为基准,优化了NPI项目的组织架构,构建了新的基于活动完成度进行考核的里程碑绩效考核模型。基于任务网络图对项目活动建模并综合应用计划评审技术(Program Evaluation and Review Technique,PERT),定量地计算和度量E公司A产品导入每一活动完成所需的时间,使用关键路径法(Critical Path Method,CPM)规划任务,对生产制造相关导入、供应链导入、测试环境导入三大项目执行阶段最重要部分的关键活动进行工期和逻辑关系的分析优化以缩短项目的总工期。通过实施优化后的A产品导入策略,从而在项目里程碑活动完成度和资源使用需求不受冲击的情况下,缩短了A产品导入的周期,加快了产品量产和上市的速度,因而提升了内外部客户的满意度,为E公司在市场竞争中取得更多的优势,同时也充分验证了在新产品导入项目中关键路径法的有效性。

【Abstract】 In recent years,with the rapid development of the global communication industry,the technology and performance upgrading of communication products are accelerating,the technical barriers in the industry are gradually disappearing,the life cycle of products is rapidly shortened,and the timeliness of product introduction is becoming more and more important.The speed of response to customer demand and the ability and efficiency of transforming market demand into new products have become the key factors affecting the survival and development of enterprises.This development trend caused a prominent impact and influence particularly on traditional Europe Company E with relative loose management and high degree of freedom.Therefore,facing more complex Product A and its introduction process,it has quite important theoretical and practical significance for Company E to review Product A introduction project management process,find out the key improvement points during the introduction,plan and control the project management progress from the perspective of efficiency improvement.In this paper,the weak part with improvement space and implementation feasibility was found out as the key analysis and improvement points based on Company E’s current NPI process and internal and external status.Based on the WBS of Product A introduction project,the organizational structure of NPI project is optimized,and a new milestone performance assessment model based on activity completion is constructed.NPI project activities of Product A were modeled based on task network diagram,and the Program Evaluation and Review Technique(PERT)was applied to measure the time required to complete each activity quantitatively.The Critical Path Method(CPM)was used to plan the tasks,analyze and optimize the construction period and logic relationship of key activities in the most important parts of the three project execution stages,namely,manufacturing related introduction,supply chain introduction and test environment introduction,to meet the target to shorten the total project construction period.Project completion of milestone activities and demand of resources can’t be affected was set as a pre-condition,by means of the implementation of the NPI project into the optimized strategy,and thus the cycle of Product A’s introduction was shortened,the pace of product production and marketing was accelerated,and the satisfaction of internal and external customer was highly improved,Company E could gain more advantages in market competition,also to verify the effectiveness of the critical path method in new product introduction project.
