AEG公司基于MTS-MTO的混合生产模式研究

【摘要】 随着公司逐渐发展壮大和行业竞争日益激烈,AEG原来的按订单生产(MTO)模式虽然可以满足客户的产品需求,但是在销售订单的交货期上面临的挑战越来越大。接到订单后才启动设计、物料采购和生产,交货期较长,和竞争对手相比没有竞争力。同时企业对于生产效率提升和生产成本控制的要求也越来越高。本文以AEG公司工业型不间断电源产品Protect 8.31现有的MTO生产模式作为研究对象,通过分析AEG公司经营情况和生产模式,对生产需求预测、产品特点和设计、物料计划、生产作业过程等影响产品交货期的方面展开详细分析,确定单一的MTO模式不能实现产品快速交货。分析备货型(MTS)生产模式的特点,研究AEG公司MTS-MTO混合生产模式,通过分析产品功能特点,为缩短交货周期,对产品进行模块化设计,实现产品的灵活配置。应用适宜的需求预测方法,设计新的混合生产流程,对车间布局进行调整以适合单件流生产,平衡工序时间,改进SAP中需求预测,产品BOM,工艺路线和生产能力配置,将单一的MTO生产模式调整为MTS-MTO的混合生产模式。在实施MTS-MTO的混合生产模式后,相比之前的生产模式,通过几项关键指标的衡量,新的生产方式缩短了产品交货期,改善了产品质量,提高了生产效率。从而改善了订单交付的绩效,提高了公司运营效率,增强了市场竞争力。

【Abstract】 AEG has been facing the big challenges of fast delivery to meet customer requirements with make-to-order(MTO) production system due to business expanding and competitive environment. The process of sales order management which includes engineering design, material procurement and manufacturing has weak competiveness comparing with other competitors. Meanwhile AEG is strong willing to improve the productivity and reduce the product costs.A case study of MTO production system for Protect 8.31, the star of AEG industrial Uninterrupted Power Supply Product families, in this paper revealed the existing production system could not be successful for fast delivery by review all the factors and activities under MTO, such as demand forecast, product structure, material planning, working process. In this regards, by summarizing the advantage of MTS, a new hybrid MTS-MTO production system has been introduced to address long lead time, which developed building block approach of product design and proper demand forecast, changed the layout of workshop for new production flow, updated SAP configuration for demand management, product bill of material, routings and capacity leveling.This hybrid make-to-stock(MTS)-make-to-order(MTO) production system has revealed outstanding results of key indicators improvement on lead time, product quality and productivities. The implement of hybrid MTS-MTO leads to improve the performance of order fulfillment, operation efficiency and business competitiveness.
