【摘要】 目前,资本市场上的决定因素是价格,而成本是价格的组成部分之一,要想使自己的产品在价格上取得有力的竞争优势,我们必须在成本控制上做到精益求精,以此来增加产品的利润空间,从而保持产品的利润呈持续增长的趋势。如果我们把产品的生产过程看作一个供应链的话,那么优化工序,提高效率和消除浪费将是整个产品价值流中的最为核心的“精益”之所在。当今制造业的生存空间是向管理要利润,能够最大限度地缩减成本、消除浪费是我们的管理方向,走精益化的道路是我们管理上的必经之路。本研究是将W1生产车间作为研究对象,以精益生产(Lean Production)为理论基础,以工序瓶颈为论文的切入点,结合产品的多元化的特点,对小批量生产的精益化之路作了深入的探索并重点阐述:1.以工序供应链的需求拉动的生产模式,通过工序供应链上下游之间的密切合作,消除瓶颈(bottle neck),形成优势互补,达到整个供应链的优化,通过提高供应链的精益程度提高企业的自身的竞争优势。2.以精益生产的浪费原理为导向,根据不同工序能力分析,运用IE基本工具以及比较分析、归纳总结‘等方法进行研究,以“发现问题、分析问题、改善对策及效果确认”为研究思路,层层剖析单个工序的精益和整个供应链的最优,让每个对策形成闭环。本文将会详细探讨以下四个走向精益的主要方法及其成果,通过各种方法的优势互补,来实现精益化的生产:优化生产流程,改善工序瓶颈,消除制造过程中的浪费,提高工作效率、节约人力。每个模块中,笔者首先通过数据收集进行现状把握,对问题的成因进行详细分析,形成改善对策之后通过现场可行性评估,寻找行之有效的改善方案。通过现场学习研究,切实把握了提升生产效率和缩短生产周期的有效方法和手段;并采用成功案例阐述各种效率提升技法的具体操作步骤,注重实际操作性,以此为类似的电子制造行业提供一些实战技能,作为精益指导之参考

【Abstract】 Currently, the capital market determines the sales price, and cost is an integral part of theprice. In order to make their products have a strong competitive price, we must do better oncost control to increase growing profits continuously. If we take the production process as asupply chain, the optimization of production processes, improving efficiency and eliminatingwastes throughout the product value stream will be the focus of lean production.The survival of today’s manufacturing industry is to produce profits, to maximize costreduction. Eliminating waste is the direction of our management and lean management isthe only way we must pass.This article will discuss in detail the following four main methods of lean production andtheir results, through interaction of these methods to achieve lean production:l Layout optimization operationsl Set up cross-department lean project to break processes bottle neckl Eliminate wastes throughout the productionl Develop people efficiency research by improvement activitiesThe analysis methods of the above four sections are firstly grasping the current situationand problems by detail analysis, through feasibility assessment, then looking for improvementsolutions. Through the study of actually working processes, the article show effective ways ofproduction efficiency improvement and shorten the production lead time. Successfulsamples and stories of various techniques with deployment steps are used to prove authoropinions. The article provides some practical skills on lean production and the study resultscan be apply to similar electronics manufacturing industry lean projects.
