基于六西格玛的物料需求计划优化研究

【摘要】 对物料需求计划的管理不力会致使计划与实际需求产生严重脱节,导致物料需求的不足或过剩。无论物料的短缺或相对过剩,它都会对企业的正常生产经营带来很大负面影响。因此,企业必须寻找一套科学的、有效的和务实的解决方案来管理物料需求计划运行中的不足之处。本文将六西格玛理论应用于物料需求计划的优化之中,通过六西格玛流程改进模型去解决物料需求计划运行中的诸多现实问题。通过对W公司应用六西格玛管理理论对物料需求计划流程进行优化的探讨,以W公司的六西格玛绿带项目为蓝本,在实践层面上具体地应用了六西格玛流程改善模型之DMAIC方法(Define界定,Measure测量,Analysis分析,Improve改进,Control控制)。从界定、测量、分析、改进、控制这五个阶段入手,在问题的界定阶段定义问题之所在,在测量阶段通过绘制特性要因图找出影响物料需求计划输出准确性的各个因子,使用因果矩阵筛选出对输出结果影响较大的因子进入到分析阶段,利用失效模式与效用分析工具分析这些关键输入选项,在第四阶段实施对关键输入变量的改进工作,直至进入最后的控制阶段对改进工作及优化后的措施施加控制并对改进内容实施标准化,从而达到提高W公司物料需求计划划输出准确性之目的。
【Abstract】 The ultimate goal of Material Requirements Planning is to optimize the productionand procurement activities. Regardless of material shortage or surplus, it will bring a lot ofnegative effects into normal production and business operation of enterprise. Therefore,the enterprise has to find a scientific, effective and practical method to manage theoperation of the materials demand planning deficiencies.This paper is trying to apply six sigma management methods into materialrequirement planning process. Looking forward to solve daily operation problems of thematerial requirement planning via Six Sigma process improvement model. This paper alsoapplied Six Sigma management theory into material requirements planning process to findout the optimization of feasibility. To the authors in W company to do up to six sigmaproject, in practice level to verified what it really improved via six sigma processimprovement model DMAIC method (Define, Measure, Analysis, Improve, Control).Getting start with definition phase to defining the real problems, in the measurement phaseby drawing characteristic diagram to identify all the factors which effects of materialrequirement planning output accuracy, then use of causal matrix to screen out theinfluential factors into the analysis phase, using failure mode and effect analysis toolFMEA for the analysis of these key input options, in the fourth stage the implementationof key input variables and process improvements, until the final control stage onimprovement and optimization of the process of exerting control after on the improvementof the content and the implementation of standardized, so as to enhance the W companyMRP output accuracy as of objective.
