芯片制造企业生产周期时间改善策略的研究

【摘要】 随着市场竞争的日益加剧,各行各业越来越重视对市场的反应速度以及对成本的控制。对生产加工企业而言,产品生产的周期时间直接决定了企业对市场需求的反应速度;同时,改善周期时间能够带来企业产成品库存的降低,从而直接降低企业的资金占用成本和管理成本。因此,改善周期时间是任何生产加工企业都必须考虑的重要问题。本文就以改善某公司产品生产的周期时间为研究课题。H公司是一家业内领先的芯片制造企业,其主要产品为微处理器。微处理器产品具有生产加工工艺复杂、产品体积小、成本昂贵、加工批量大等特点。本文主要分析如何通过在制品库存管理来改善产品生产的周期时间。本文首先分析了改善生产周期时间的方法和思路,并指出改善周期时间的关键在于降低产线各站点的在制品库存水平。然后基于历史数据,通过设定周期时间的改善目标及保证瓶颈站点不缺料,得到各站点在制品库存水平上限和下限,同时通过系统仿真验证了保证瓶颈站点不缺料的在制品库存水平下限。并建立和实施了闭环动态库存控制模型,用以指导实际的生产管理工作,以达到改善周期时间的目的。
【Abstract】 With the increasing of market competition, companies focus more and more on market response speed and cost control. For those manufacturing enterprises, cycle time directly determines the enterprise’s responsiveness to market demands; meanwhile, improvement of cycle time will result in reduction of finished goods inventory, which will directly reduce financial cost and management cost. Therefore, for any manufacturing enterprise, improving cycle time is a very important issue that must be considered.The paper mainly studies on how to improve cycle time for a manufacturing enterprise. H is a leading chip manufacturer, whose main product is microprocessor. The product has the portraits of processing is complex; products are small, expensive, and processing large quantities and so on. This paper mainly analyzes how to improve cycle time by WIP managementFirstly, this paper analyzes the methods and ideas of how to improve cycle time and points out that the key to improve cycle time is to reduce WIP level for every workstation of production line. Then, it comes out the upper limit and lower limit of WIP for all workstations based on historical data, cycle time goal and the bottleneck workstation will not idle due to lack of WIP. At the same time, this paper verifies the lower limit which will ensure that the bottleneck workstation will not idle due to lack of WIP. It also establishes and implements a closed-loop dynamic WIP control model to guide the actual production management to achieve the cycle time goal.
