沈阳机床钣焊件厂精益生产方式关键问题研究

【摘要】 经济的全球化进程中,制造企业正面临着越来越严峻的挑战。制造企业以何种模式迎接挑战决定着企业未来的兴衰存亡。全球市场的饱和减慢了市场的发展同时也加剧了竞争,很多企业逐渐意识到他们正面对着一个以顾客为中心的市场环境。顾客满意和面向顾客的产品与服务成为在很多领域赢得市场的决定因素。与此同时,产品的生命周期在逐渐缩短,产品质量、新产品开发日益成为焦点。顾客的快速、多变的需求和品味使市场难以预测,需要更多更快速与之相适应的制造系统。本文从沈阳机床钣焊件厂的实际情况出发,结合我国机床制造业的现状,指出在市场经济环境下,国有中小型机床配套企业从少品种、大规模生产方式向多品种、小批量生产过渡过程中存在的问题,提出利用精益生产这种生产管理方法解决问题。首先,阐述了本文研究的动机,问题背景,选题原因,总结精益生产模式体系所涉及的领域以及发展现状等;其次,介绍了钣焊件厂的现状及指出生产过程中存在的问题。随后,由精益生产实施中理论体系欠缺,提出精益生产中体现的七个方面悖论问题,从哲学意义上理解精益生产思想的精髓;接着,根据实际情况,提出第九大浪费现象——人的精力浪费,分析各个影响因素,建立模型,计算并分析结果,解决问题。再次,根据现场零件摆放混乱、拥挤、无序,等待时间长等问题,提出整合资源,把U型生产线与分形制造结合,将生产作业空间重新设计,利用GASA算法和VB编程自动生成作业空间布置图,减少作业所需空间,缩短搬运作业距离,达到优化现场的目的;随后,针对装配车间在制品库存量大的现象,找出外构件供应不及时这一主要原因,改善工艺路线之后,提出、设计并制作简易外购件ERP系统,设置反馈信息,并进行相应的评估。此外,将生产计划重新制定努力达到每日平准化生产,并将仿真结果给出。最后,针对装配车间生产线的特点,提出利用工人随工件移动生产方式代替工人工位固定生产方式,在持续改善中,暴露生产线中存在的问题,发现瓶颈,培训多能工,进一步平衡生产线,实现精益。

【Abstract】 In the course of world economic globalization, manufacturing enterprises are confronted with a severe challenge on issues of competition in the world market. The future of these enterprises is decided by the production mode that employed. While global market saturation has slowed market growth and intensified competition, many companies find themselves operating in an increasingly customer–focused market. Customer satisfaction and customized products and services are becoming a necessity for market success in many industries. Consequently, the product life cycle has shorted, high-lighting the quality of the products and the speed of product development noted that manufacturers are under increasing pressure from customer to deliver lower prices, better quality, a wider range of products, and a faster and better service. At the same time, rapidly changing customer demand and taste is making the marketplace unstable and demand unpredictable, requiring more responsive and adaptable manufacturing systems.Based on the current market situation of machine tool industry in china, an new mode of production (Lean Production which is an advanced production mode to solve the problems) is implemented. The presentation introduced the case of a state–owned medium and small-sized machining tool supporting enterprises——Shenyang Banhanjian Factory(SMTCL), when production processes was transiting from mass production to small quantities. Firstly, it expounded the research motivation, background and summarized the research field and present development of lean production. Secondly, it introduced the problems that arose from the production process. Third, seven paradoxes are advanced, and explained what it should need in order to be successful in pushing Lean Production in a philosophy way. The forth, the ninth waste form-energy waste of human being is advanced. After analyzing several relevant factors, a mathematics model has been constructed. And the fifth, it brought forward fractal method of production layout design solve the problems of too much long waiting time and disorder of product, created working shop layout based on GASA arithmetic and VB program, reduced the required working space, shorted the convey distance and paid a way to Lean Production, in addition, the working schedule has been rearranged and production line has also been balanced. And also a simple ERP system has been put forward to solve the problem of the frequently shortage of purchased parts. Some of the purchased parts couldn’t arrive in time and led to an overstock of
