大规模定制下供应商评价体系构建与管理策略研究

【摘要】 大规模定制的供应管理是供应链管理思想的深化,它要求供应商能够快速响应定制企业的需求,是一种配合度极高的供应管理。一般认为,大规模定制是以大规模生产的成本和速度,为单个客户或批量多品种的市场定制任意数量产品的一种生产模式。大规模定制化生产中存在许多满足定制化功能需要的定制型物料,要求供应商迅速响应定单。在这种情况下,企业采购面临很大风险性。任何供应商选择的失误,都将影响生产的正常运行。因此解决采购问题的关键在于快速而准确地选择合适的供应商,并对供应商进行分类管理。本文首先分析了大规模定制下的供应特征,包括产品特征、采购和物料特征,以及定制企业与供应商的关系。大规模定制大量基于模块化的思想,模块的变动使得模块内的物料具有多样性,从而产生一系列的产品族,产品族内又存在大量类物料。针对类物料,本文提出了基于功能相似性的类物料的划分方法和类物料战略分类的供应细分分析法,建立了类物料市场风险和价值比重的评价指标,构建了类物料的市场风险与价值比重的定位模型,它是企业战略采购和供应商选择和管理的基础。然后,本文在比较全面地总结最新文献的基础上,分析了供应商的评价标准和供应商评价方法,构建出选择供应商的评价体系。类物料供应商的初选模型从供应商风险的角度,设计了评价供应商风险的指标体系,并运用模糊权重法,选择出能够满足定制企业战略供应需求的类物料供应商,即物料的候选供应商。接着采用模糊综合评价法或神经网络评价法计算出供应商风险和成本评价值,通过将供应商风险和成本评价值与偏好有机融合,最终构建出基于物料定位模型的物料供应商终选模型。依照终选模型总评价值的排序,选择最佳供应商。这种供应商评价体系综合考虑了供应商风险与成本因素,能够全面评价和选择出满意的供应商。最后,本文将供应商评价体系和供应商管理理论,应用于美菱股份的供应商选择和管理实践,同时提出美菱股份供应商管理的策略和实施建议。
【Abstract】 The supply management of mass customization (MC), a kind of supply management with extremely high and close cooporation, is the deepening of the supply chain management. It requires the suppliers to satisfy the demand of MC enterprise as soon as possible. Generally speaking, MC is a kind of production pattern, which customizes products at any amounts for single customers or the batch and multi-varieties market with the cost and speed of large scale production. Many customization materials for satisfying functional requirement exist in MC, so it is requested that the suppliers should respond to the orders quickly. Under this situation, the enterprise purchases will face with high risk. Any fault in supplier selection would affect the normal operations. Therefore, the key to solve the purchasing question lies in selecting the appropriate suppliers rapidly and accurately, and carrying on the classifying management to the suppliers. This paper first analyzes the supply characteristics under MC, including the product characteristics, the purchase and the material characteristics, and the relations between MC enterprise and suppliers. MC is mainly based on the modularization thought, the module changes diversifies the materials in the module, thus a series of product family will be formed, in which many genetic materials (GMs) are enbodied. As for GMs, this paper proposes a method for classifying GM based on the function similarity and a supply subdivision method for the GM strategy classification, and establishes the index system to evaluate the material market risk and the value proportion, then constructs a localization model for GM. That is the foundation of enterprise strategy purchase and the supplier selection and management. Then, this paper comprehensively summarizes the newest literature, and constructs evaluation system for selecting the suppliers by analyzing the criteria and methods to evaluate and select suppliers. In the primary selection model of GM suppliers (material candidate suppliers) which could satisfy the MC enterprise strategy supply, this paper designs a set of index system to evaluate the supplier risk, and uses the fuzzy weighting method to select GM suppliers. Then this paper uses the fuzzy synthetic evaluation method or the nerve network evaluation method to calculate the evaluations of the supplier risk and cost. Through combining the value of the supplier risk and cost with the weigh, a last vendor selection model will be constructed based on GM localization. According to the arrangement of the last evaluation value, the best supplier could be selected. This kind of synthesis evalution system has taken the supplier risk and cost factors into consideration, and can evaluate and select the supplier all-around. Finally, this paper applies the theories of the supplier evalution and management to the practice of Meiling Corporation Ltd., at the same time, proposes the supplier management strategies and the implementation suggestions.
