【摘要】 渤海FPSO建造项目工期短、涉及单位多、项目组人员数量和素质不满足实际工作量增加的需求,管理协调困难。通过渤海FPSO建造项目环境分析,结合该项目的管理主题及实际情况,在总结过去海洋工程项目管理经验与教训的基础上,借鉴“和谐管理”理论,提出了一体化项目管理模式。实施效果表明,一体化项目管理模式是对常规矩阵式项目管理模式的突破,它倡导项目各参与方遵循“一个团队,一个策略,一个目标”的管理理念,较好地实现了各方管理人员的共享和互补,缩短了指挥链,减少了界面协调工作量,达到了项目费用、进度、质量和安全的有效控制,产生了巨大的经济效益和社会效益,同时也积累了一些宝贵的经验与教训。更多还原

【Abstract】 FPSO Construction Project in Bohai sea is quite difficult in management and coordination because of its short time limit,a lot of units involved and lack of qualified staff members.By analyzing environment,management topic and actual condition of this Project,and taking into consideration of past experiences and lessons in managing offshore engineering projects,the concept of "harmony management" is used for reference and an integrated management mode is proposed.From the implementation results,the integrated management has broken through the traditional mode of matrix management,because the management concept of "one team,one strategy and one goal" is promoted,and a situation of sharing and complementing various staff members of management is realized.Under the integrated management mode,the commanding links are shortened,resulting in reduction of interface coordination work and effective controls of project cost,progress rate,quality and safety.The implementation of the integrated management has produced large economic and social benefits,and accumulated some valuable experiences and lessons.更多还原
