广汽本田中层管理者培训体系优化研究

【摘要】 在人才竞争趋于全球化的今天,人才逐渐成为企业在竞争者中占据优势地位的重要力量,倘若人才储备比较充足,那么企业的成长性就会比较高,人才对企业的可持续发展和战略目标实现意义重大。而中层管理人员在企业内部承上启下,既是执行者又是决策者,在企业发展中发挥着至关重要的作用。在企业中形成一套完整、高效、科学的中层管理人员培训体系,将进一步推动企业人才发展战略的实现,保障企业健康、快速、可持续发展。本文选取广汽本田中层管理者为研究对象。首先通过查阅培训体系的相关文献,结合公司中层管理者培训体系现状,采用问卷调查法分别从培训需求、培训内容、培训形式、培训师资和培训效果评估五个方面分析培训体系存在的问题,深度挖掘问题产生的原因,引出建立基于岗位胜任力模型的培训体系的必要性。其次,根据岗位胜任力模型等有关理论,构建公司中层管理者岗位胜任力模型,运用360度测评法对在岗的中层管理者岗位胜任力情况进行测评,将实际岗位胜任情况与岗位胜任要求之间的差距作为培训需求,再从培训课程、培训师资、培训方式、培训计划等方面优化培训的过程管理,使用柯式四级培训评估方法评估培训的有效性,从而实现公司中层管理者培训体系的优化。最后,从培训体系落地的文化保障、组织保障、制度保障和实施保障等方面,提出了不同的保障措施,确保优化后的培训体系能够有效落地。期望本篇论文的研究内容能够为汽车行业公司中层管理人员培训体系优化研究提供参考,为其他行业中层管理人员的培训工作开展提供借鉴。

【Abstract】 With the globalization of talent competition,talent has become the core resource for enterprises to obtain and maintain their competitive advantages.The prosperity of talent is the prosperity of enterprises,and talent is of great significance to the sustainable development of enterprises and the realization of strategic goals.The middle managers connects the top and bottom in the enterprise,who are both executor and decision maker,and plays a vital role in the enterprise development.The formation of a complete,efficient and scientific training system for middle managers will further promote the realization of the enterprise’s talent development strategy and ensure the healthy,rapid and sustainable development of the enterprise.This paper selects the middle managers of GAC Honda as the research object.Firstly,refer to the relevant literature of training system,combined with the current situation of the company’s middle managers training system,the questionnaire survey method was adopted to analyze the problems in the training system from five aspects of training demand,training content,training forms,training teachers and training effect evaluation,dig into the causes of the problems,and lead to the necessity of establishing a training system based on the post competency model.Secondly,according to the post competency model theories,constructed a post competency model of the company’s middle managers,and evaluate the competency of the middle managers on the job.The gap between the actual and the requirements is taken as the training demand.Then,the process management of training is optimized from the aspects of training courses,training teachers,training forms,training plans and so on,and the training effect is evaluated by the Kirkpatrick Model,so as to optimize the middle managers training system.Finally,cultural guarantee,organizational guarantee,system guarantee and implementation guarantee are put forward to ensure that the optimized training system can be effectively implemented.It is expected that the research content of this paper can provide a reference for the optimization of the training system of middle managers in the automobile industry,and provide reference for the training of middle managers in other industries.
