【摘要】 我国是全球机器人和自动化设备行业增长最快的市场,随着时代的发展,自动化技术已经被普遍地运用到了许多不同的领域,包括工业、商业、农业、军事、教育、卫生、住房等。ZW公司作为国内以生产连接器及连接线产品起家的企业,在连接器自动化设备开发上有着丰富的经验,但其在自动化设备开发上也存在着一些问题。为此,本文以ZW公司自动化开发为研究对象,分析自动化设备开发项目管理现状、问题及成因,并提出改善方案与保障措施。本研究以项目管理理论作为指导,采用专题研究的方法,对ZW公司连接器产品处设备开发项目管理的实际情况进行了分析。首先,介绍了ZW公司自动化部门,对标沃德公司,从开发组织、进度管理、质量管理以及成本控制四个方面分析了ZW公司自动化设备开发过程中存在的问题,并基于鱼骨图分析挖掘了各自问题的成因;其次,针对问题进行了改善方案的设计,在组织结构方面,主要从组织结构完善、人员管理两方面进行改善;在进度管理方面,从进度监测、进度偏差分析、进度计划调整三方面进行改善;在质量管理方面,从建立设备质量先期策划、优化供应商、树立全面质量责任制、加强设计审查与安全审查四方面进行改善;在成本控制方面,将目标成本法、挣值分析法纳入成本控制体系,从设计思路、成本控制体系、供应链角度三方面进行改进设计。再次,从进度管理、质量管理以及成本控制三个方面提出了改善方案的保障措施;最后,结合连接器产品处Type-c连接器设备项目经验,从开发进度、质量管理与成本控制三个方面初步验证了改善方案对ZW公司自动化设备开发实施效果是有明显提升的。改善后的Type-c连接器设备开发时间相较于原开发时间足足缩短了18%,开发达成率提升到了90%,设备完好率提高到了88.6%,设备良率提升到了96.2%,实际成本比原定预算低出20万元,比外购设备更是节约了160万元。生产部门满意度也提升到了平均92%。通过本研究希望为ZW公司自动化设备开发项目管理提供一些经验,也为其他致力于自动化设备开发的企业提供借鉴。更多还原

【Abstract】 China is the fastest growing market in the global robot and automation equipment industry.Industry,commerce,agriculture,military,medicine,scientific research,transportation,service,and family are all heavily reliant on automation technology.ZW company,as a domestic manufacturer of connectors and connecting wires,has rich experience in connector automation equipment development,but there are also some problems in the development of automation equipment.This paper,taking the automation development of ZW company as its research object,analyzes the current state of affairs,issues,and origins of automation equipment development project management,and proposes improvement plans and safeguard measures.This research,guided by project management theory,employs the monographic study method to examine the actual circumstances of ZW Company’s connector product department’s equipment development project management.To begin,ZW Company’s automation department is introduced,four aspects of development organization-development organization,schedule management,quality management,and cost control are examined to identify any issues with the development of automation equipment.Fishbone diagram analysis is then used to uncover the root causes of these issues.Subsequently,a plan for improvement is crafted to address the problem at hand.Structural improvement and personnel management are the primary factors that have improved organizational structure.For schedule management,three approaches must be taken to enhance it: monitoring,analyzing deviations,and adjusting;for quality management,four methods must be employed: early planning of equipment quality,optimizing suppliers,instituting a quality responsibility system,and reinforcing design and safety reviews.Lastly,cost control should be conducted through the target cost and earned value analysis methods.are incorporated into the cost control system,and the improvement design is carried out from three aspects: design ideas,cost control system improvement and supply chain perspective.Finally,based on the experience of Type-c connector equipment projects in the connector product department,the improvement plan was preliminarily verified from three aspects: development progress,quality management,and cost control,which significantly improved the implementation effect of automation equipment development in ZW Company.The improved Type-c connector equipment development time has been significantly reduced by 18% compared to the original development time,with a development achievement rate of 90%,an equipment integrity rate of 88.6%,and an equipment yield rate of 96.2%.The actual cost is 200000 yuan lower than the original budget,and 1.6 million yuan is saved compared to purchased equipment.The satisfaction of the production department has also increased to an average of 92%.The researchers aspire to make a contribution to the scientific and standardized management of ZW Company’s automation equipment development project by optimizing its management system,and also to supply useful references for other enterprises committed to automation equipment development.更多还原
