【摘要】 作为制造型企业,研发端物料的采购作为后续量产物料的根源,其对供应商的选择及管理起着至关重要的作用。可是大多数企业从小作坊起步,多数会聚焦在量产物料的采购上,很难关注到研发端的供应商管理。同时,研发端采购的物料有其特有的种类繁多、数量不多、变更多、迭代快的特点,与传统的制造业量产物料采购有很大的差异。所以,本文选取了研发端供应商管理这个视角,希望给出一个适合研发端供应商管理的框架。本文从多个维度进行供应商管理问题的剖析及求解,主要分为供应商的选择、质量与成本控制、服务与交货期考核三个大方向进行阐述。具体而言,主要内容及结论如下:首先,以创维电视研发端作为研究对象,研究其供应商管理的实际情况,分析其现有的供应商选择流程,质量评价体系,成本管控方法及其对供应商考核的现状,通过多重数据的收集、分析整理对现状进行深入分析。其次,针对该企业目前研发活动中的现状中存在的问题进行研究,深入剖析造成此类问题的原因。如现有供应商的选择很有限,尤其是新工艺或者新零件会造成量产的卡脖子环节,甚至于独家供应。某物料的供应困难以至于直接影响量产产品的进度,造成这种情况的根本原因在于研发端没有把供应商的选择流程前置,等到需要时候才开发,而复杂冗长的流程使得即便有合适的供应商也无法进入到企业的供应圈,等一切准备就绪可以供应充足之时已经过了销售的旺季。再次,针对研发端供应商管理问题的原因给出解决对策,尤其要针对创维企业相关问题的针对性对策及建议,以供应商选择为例,既需要优化现有供应商选择的流程,快速适应市场的新变化,又需要提前储备相关的供应资源,提前规划好新产品的大致趋势,才能不至于特别被动。最后,针对以上问题需要有固化措施,以便巩固来之不易的成果,通过发布新的流程、成立专门的管理小组、建立跨部门协作等办法来彻底铲除固有的问题。更多还原

【Abstract】 As a manufacturing enterprise,the procurement of R & D materials is the root of subsequent mass production materials,which plays a vital role in the selection and management of suppliers.However,most enterprises start from small workshops,and most of them focus on the procurement of mass production materials,so it is difficult to focus on the supplier management of R & D end.At the same time,the materials purchased at R & D end have the characteristics of various types,small quantity,many changes and fast iteration,which are very different from the traditional mass production materials purchasing in manufacturing industry.Therefore,this paper selects the perspective of R & D end supplier management,hoping to give a suitable framework for R & D end supplier management.This article analyzes and solves the problem of supplier management from multiple dimensions,which is mainly divided into three directions: supplier selection,quality and cost control,service and delivery assessment.Specifically,the main contents and conclusions are as follows:First of all,taking Skyworth R & D end as the research object,this paper studies the actual situation of its supplier management,analyzes its existing supplier selection process,quality evaluation system,cost control methods and the present situation of its supplier assessment,and makes an in-depth analysis of the present situation through multiple data collection,analysis and sorting.Secondly,this paper studies the existing problems in the current R & D activities of the enterprise,and deeply analyzes the causes of such problems.For example,the choice of existing suppliers is very limited,especially the new process or new parts will cause the bottleneck of mass production,or even exclusive supply.The supply of a certain material is so difficult that it directly affects the progress of mass production.The root cause of this situation is that the R & D end does not put the supplier selection process in front and wait until it is necessary to develop it.The complex and lengthy process makes it impossible for a suitable supplier to enter the enterprise’s supply circle,By the time everything is ready and available,the sales season is over.Thirdly,it gives solutions to the problems of supplier management in R & D end,especially for Skyworth enterprises.Taking supplier selection as an example,it not only needs to optimize the existing supplier selection process and quickly adapt to the new changes in the market,but also needs to reserve relevant supply resources in advance and plan the general trend of new products in advance,In order not to be particularly passive.Finally,in view of the above problems,we need to have solidification measures in order to consolidate the hard won achievements,and thoroughly eliminate the inherent problems by publishing new processes,setting up special management groups,and establishing cross department cooperation.更多还原
