海太半导体公司精益生产管理研究

【摘要】 集成电路产品被广泛应用在关乎民生生活的数码产品和电子装备,也被应用在航天科技和国防军工等高科技领域。2014年,国务院批准了《国家集成电路产业发展推进纲要》,该“推进纲要”成为指导我国集成电路产业发展的行动纲领,对加快产业发展具有重要意义,将为我国集成电路产业实现跨越式发展注入新的强大动力①。长三角地区已形成集成电路设计、封装、测试、设备和材料等配套齐全的集成电路产业链。地处长三角的无锡市是我国最重要的集成电路重要的制造基地。在此历史背景下,无锡太极实业(600677)和韩国SKHYNIX合资成立海太半导体(无锡)有限公司(以下简称“海太”)。本文结合精益生产管理相关理论,以海太为研究对象,阐述了集成电路企业的精益生产管理应用。绪论部分对集成电路的产业背景介绍,并提出了本文的研究思路及意义。理论综述部分对精益生产管理相关理论研究,该部分对生产运营方式、组织管理、现场管理方法及价值驱动因数四个方面学习研究。接下来四章是本文的重点部分。第三章是对海太公司介绍,主要介绍了海太成长简介、合作模式、人力资源现况及生产运行状况。第四章是针对海太问题及原因分析,海太主要有问题有规模扩大和组织管理不匹配、精益生产管理体系不完善、精益生产管理方法存在问题及缺少精益组织文化。最后两章是对于海太存在问题提出的解决对策,分别是精益组织设计和精益生产管理体系保障。海太精益生产管理组织设计,主要是对精益组织架构设计、活动过程设计、活动评价考核设计及活动激励设计。为了保障精益组织的运营要对存在人力资源、生产运营系统、生产管理及改善方法和精益生产文化推广四个方面进行保障。本文通过所学习的准时化、组织设计、价值流及价值链等精益生产相关理论并结合海太公司的应用,希望能给其它集成电路制造企业进行精益生产管理提供实施的经验。
【Abstract】 Integrated circuit products are widely used in daily life relevant digital products and electronic equipment,as well as in aerospace science and technology,national defense and other high-tech fields.The state council approved the "national integrated circuit industry development promote the outline" in year 2014.As the action guide of IC industry dev assembly,test,equipment and materials.Located in this region,Wuxi city is China’s most important manufactu elopment,this "outline" is significant and will also give an strong power for industry development promotion.At Yangtze river delta region,a complete IC industrial chain has been formed,which includes integrated circuit design,ring site of integrated circuits.In this historical background,Wuxi Taiji Industry(600677)and Korean SKHYNIX established a joint venture Hitech Semiconductor Co,.Ltd.(hereafter referred to as Hitech).In this thesis,we choose Hitech company as research object,describe the lean production management application in IC firms combining the theory of lean production management.The thesis introduction part relates IC industry background,research idea and significance.Theory survey mentions theory research on lean production management which includes operating approach,method of organization and line management,value driving.The following 4 chapters is the key part of this paper.In the 3rd chapter,Hitech growth,cooperation model,current state of human resource and production was mainly elaborated.The 4th chapter states problems and reason analysis in Hitech.Hitech has main problems such as mismatching between scare expansion and organization management,inadequate lean production management system,imperfect lean production method and lack of lean organization culture.Solutions of these problems including lean organization design and management system guarantee are declared in the last 2 chapters.Design of Hitech lean production management organization consists of lean organization structure design,activity process design,activity appraise and examine design and incentive design.For ensuring the operation of lean organization,HR,production operation system,production management and improving method,promotion of lean production culture,these 4 parts should be all conducted.By using relevant theory of lean production such as JIT,organization design,value flow and value chain,combining the application effect in Hitech,we hope this paper could also provide implementation experience of lean production management for other IC companies.
