【摘要】 改革开放以后,中国的经济巨龙开始腾飞,在而后的几十年中一直维持着较高的发展速度。工业的发展、民众生活质量的提高,倒逼提高了能源需求,特别是兜底式能源——煤炭的需求市场更是突飞猛涨。因此,历史走进新世纪后,煤炭行业进入了前所未有的“黄金时代”,煤炭行业的利润在短短的十年内增长了140倍。一时间,大量的资金蜂拥而入,越来越多的煤矿启动开采,煤炭生产规模年年激增。在这种情况下,部分企业家盲目扩张,无节制地提高产量,无视粗放型发展背后的危机,行业发展因此陷入无序状态,埋下了风险隐患。在煤炭行业“黄金时代”结束以后,很快进入了行业寒冬,大量煤炭企业陷入发展困境中,亏损面高达95%,部分企业濒临破产。在这种情况下,大量企业被动思考转型战略问题。在过去十余年中,很多企业进行过转型尝试,积累了一些经验,也形成了非常惨痛的教训,相当一部分煤炭企业依旧未能摆脱破产的命运。现在,煤炭行业的寒冬依旧延续,新冠肺炎疫情的爆发又让煤炭消费市场的增长承压更重,煤炭行业企业面临的形势更为惨淡,亟需进行新一轮的转型战略。有鉴于此,本文以SX省的X煤炭集团为研究客体,概述该集团在过去十余年中进行转型战略的过程,从体制、投资方向、煤炭资源开发力度等多个角度分析其中存在的严重问题,概述曾经非常惨痛的教训;借助SWOT矩阵及波士顿矩阵两种分析工具,对X煤炭集团的情况进行更为深入的考察。最后,明确X煤炭集团在未来进一步转型的目标和方向,并以各个方向为依托思考了具体的转型策略,及确保各策略落实及方向推进的保障机制。本文认为,X煤炭集团在过去进行转型战略过程中出现了很多问题,其中最为严重的问题是追求粗放型发展模式,看重规模体量,对技术创新、管理创新等方面事项缺乏足够的重视程度,导致陷入大而不强的困境中。面对这种情况,X煤炭集团应该积极响应国家提出的高质量发展的号召,在技术创新、管理创新及制度创新的基础上,走精细化转型之路。具体而言,一方面应该借助精细化转型的思维,深挖煤炭板块及医疗健康板块的发展潜力,致力于打造双轮驱动的格局,夯实并与时俱进地提高核心竞争力;另一方面还应该沿着去粗存精的逻辑,精简板块布局数量,慎重选择高效布局辅助产业,组建专门的投资集团,以资本运作的方式涉入其他板块或领域,在确保对外投资灵活度的同时提高支撑集团公司未来发展的盈利空间。更多还原

【Abstract】 After the reform and opening up,China’s economic dragon began to take off,and has maintained a high speed of development in the following decades.With the development of industry and the improvement of people’s quality of life,the demand for energy is increasing,especially the demand market for —— coal,which is rising rapidly.Therefore,after the history has entered the new century,the coal industry has entered an unprecedented "golden age",and the profits of the coal industry have increased by 140 times in just a decade.For a while,a large amount of money poured in,more and more coal mining began,coal production surged year after year.In this case,some entrepreneurs lost their direction,frantically expanded the scale,blindly increased the production,and did not care about the crisis behind the extensive development,so the development of the industry fell into a disorderly state,buried a lot of risks and hidden dangers.After the end of the "golden age" of the coal industry,it soon entered the cold winter of the industry.A large number of coal enterprises were in the development difficulties,with losses as high as 95%,and some enterprises were on the verge of bankruptcy.In this case,a large number of enterprises passively thinking about the strategic transformation problem.In the past decade,many enterprises have made transformation attempts,accumulated some experience,and also learned painful lessons,and a considerable number of coal enterprises have still failed to get rid of the fate of bankruptcy.Now,the cold winter of the coal industry continues,and the outbreak of pneumonia in the new library has made the growth of the coal consumption market worse.The situation of the coal industry enterprises is even more bleak,and a new round of strategic transformation is urgently needed.In view of this,this paper takes the research on the enterprise strategic transformation of x Group in SX Province as the research object,summarizes the process of the strategic transformation of the group in the past ten years,analyzes the serious problems from the perspectives of system,investment direction,and coal resources development strength,and points out the very painful lessons.Then,with the help of SWOT matrix and Boston matrix,the research on enterprise strategic transformation of x Group is investigated more deeply.Finally,clarify the goal and direction of the further transformation of x Group enterprise strategic transformation research in the future,and consider the specific transformation strategies based on various directions,and the guarantee mechanism to ensure the implementation and the promotion of each strategy direction.This paper believes that x group enterprise strategic transformation research in the past in the process of strategic transformation,the most serious problem is the pursuit of extensive development model,used to the scale,shop,lack of technological innovation,management innovation matters enough attention,leading to a big but not strong predicament.In the face of this situation,x Group enterprise strategic transformation research should actively respond to the call of high-quality development proposed by the country,and take the road of refined transformation on the basis of technological innovation,management innovation and system innovation.Specifically,on the one hand,we should explore the development potential of the coal sector and the healthcare sector,strive to create a two-wheel drive pattern,consolidate and improve the core competitiveness with The Times;on the other hand,along the logic,streamline the layout of plates,carefully choose the efficient layout of auxiliary industries,or set up special investment groups,get into other sectors or fields by means of capital operation,and ensure the flexibility of foreign investment while supporting the future development of the group.更多还原
