基于精益六西格玛的LEO企业生产管理改善研究

【摘要】 近一个世纪,我国制造业随着科技的发展不断进步,人均国内生产总值从1957年历史最低68.24美元到2019年的10263.71美元,实现了颠覆式的增长,但我国制造业较其他发达国家存在一定的差距,在市场竞争中一直处于劣势地位。制造业作为我国的强国之基,“中国制造”如何才能追得上发达国家?中小型制造企业如何加快突破自身的技术瓶颈?在此背景下,精益六西格玛理论在我国制造业的实际管理应用中不断探索发展和完善,通过不断改善生产过程要素,将其应用于我国制造业的生产管理过程改进,从而控制产品过程,提升产品质量,提高制造企业经济效益。本论文全面综述了国内外精益六西格玛的发展史和研究成果,进一步阐述精益生产、6σ及精益六西格玛的基本概念、发展、关键理论及方法工具等。将精益六西格玛理论应用于LEO泵制造企业,详细分析了 LEO企业现状及其工业泵产品生产过程中存在亟需解决的问题。本文以LEO企业离心泵喷涂工序的生产管理改进为例,引入DMAICII方法工具进行项目改善、过程梳理和维护,通过界定等五大阶段逐层推进项目改善活动。在定义阶段选定改善项目,根据企业战略目标制定合理的改进目标,并通过建立项目团队进行系统性的改善。在测量阶段基于MSA准则验证测量系统是否处于受控状态,对其改善前的喷涂工序进行过程能力Cpk测算。在分析阶段通过人机料法环测识别造成产品不良的关键因素,确定改善方向。改善阶段是对执行改善活动的实施与监测,并对改善结果进行Cpk验证,得到Cpk=1.36,说明改善后的过程能力较好,改善活动有效。最后是控制阶段,基于精益生产的思想培育管理标杆,完善班组生产管理规范,使其改善成果能够持续稳定。将精益六西格玛思想导入到LEO公司的的企业制造管理过程中,通过对过程工艺进行改善,有效的控制了生产管理过程,进而提升了产品质量,降低了产品的售后投诉率,得到了市场给予的高度肯定,为企业可持续性发展注入了强有力的动能。改善项目的成功实施为国内其他同类型制造业公司在生产流程管理过程中导入精益六西格玛思想贡献可参考的案例研究。

【Abstract】 In the past century,my country’s manufacturing industry has continued to progress with the development of science and technology.The per capita GDP has grown from a record low of US$68.24 in 1957 to US$10,263.71 in 2019,achieving subversive growth.However,my country’s manufacturing industry has more than other developed countries.A certain gap has always been at a disadvantage in market competition.The manufacturing industry is the foundation of our country’s power,how can "Made in China" catch up with developed countries?How can small and medium-sized manufacturing companies speed up breaking through their own technological bottlenecks?In this context,Lean Six Sigma theory is constantly exploring,developing and improving in the actual management application of my country’s manufacturing industry.Through continuous improvement of production process elements,it is applied to the improvement of the production management process of my country’s manufacturing industry to control the product process and improve the product Quality and improve the economic efficiency of manufacturing enterprises.This paper comprehensively reviews the development history and research results of Lean Six Sigma at home and abroad,and further elaborates the basic concepts,development,key theories and method tools of Lean Production,6σ and Lean Six Sigma.The Lean Six Sigma theory is applied to LEO pump manufacturing enterprises,and the current situation of LEO enterprises and the problems that need to be solved in the production process of industrial pump products are analyzed in detail.This article takes the production management improvement of the spraying process of the LEO centrifugal pump as an example,introduces the DMAICII method tool for project improvement,process combing and maintenance,and advances the project improvement activities layer by layer through five major stages such as definition.In the definition phase,improvement projects are selected,reasonable improvement goals are formulated according to the company’s strategic goals,and systematic improvements are made through the establishment of a project team.In the measurement phase,it is verified whether the measurement system is in a controlled state based on the MSA criteria,and the process capability Cpk is measured for the spraying process before its improvement.In the analysis stage,the key factors that cause product defects are identified through the ergonomics method of environmental testing,and the improvement direction is determined.The improvement stage is the implementation and monitoring of the implementation of the improvement activities,and the Cpk verification of the improvement results,Cpk=1.36,indicating that the improved process capability is better and the improvement activities are effective.The last stage is the control stage,where management benchmarks are cultivated based on the idea of lean production,and team production management standards are improved so that the improvement results can be sustained and stable.Introduce Lean Six Sigma thinking into LEO’s corporate manufacturing management process.By improving the process technology,the production management process is effectively controlled,thereby improving product quality,reducing the product’s after-sales complaint rate,and getting the market’s approval.Highly affirmed,it has injected strong momentum into the sustainable development of the company.The successful implementation of the improvement project is a case study that can be used as a reference for other domestic manufacturing companies of the same type to introduce Lean Six Sigma thinking in the production process management process.
