【摘要】 近年来,随着国内劳动力成本的不断上涨,劳动力红利逐渐降低甚至最终消逝,生产制造企业的成本压力越来越大,加之市场竞争越来越激烈,企业经营管理者急需转变管理模式,以达到优化生产制造流程,降低成本,提高企业效益的目的。以前在大型跨国企业中广泛应用的精益生产管理理念,越来越受到国内民营制造企业的重视和大力推崇,并逐步尝试以项目管理的方式进行本企业的精益改善活动。JF公司是国内致力于液晶显示屏生产制造的民营企业,正在运用项目管理的方法对LCM线的生产流程进行精益改善项目管理。论文以JF公司LCM线为例,采用精益生产和项目管理理论,对JF公司LCM线的运作情况,进行精益改善活动的项目管理研究。首先,介绍国内液晶面板行业的发展现状和特点,以及液晶模组制造企业在实施精益改善项目管理的过程中面临的困境。然后,研究和总结了项目管理和精益生产的基础理论以及精益改善项目管理的发展现状;并规划制定了LCM线精益改善项目管理的总体计划方案;分别从项目管理的时间、质量、沟通和风险控制四个维度分析和研究此方案的实施过程。接着,比较LCM线精益改善项目管理实施前后的关键指标,总结项目实施效果,激励项目管理团队,并通过标准化管理规范和巩固项目成果。最后,归纳总结了本项目管理研究所取得的成果及存在的不足,并对存在的不足进行了思考,对进一步改善项目管理成果进行了展望。该项目的研究给国内民营制造企业实施精益改善项目管理提供了参考和指导,为其它制造企业实现持续增长提供有益的借鉴和思路。更多还原

【Abstract】 In recent years,with the rising of domestic labor costs,labor dividends gradually reduce or even disappear,the cost pressure of manufacturing enterprises is increasing,and the market competition has become more and more intense,enterprise managers need to change the management mode,in order to optimize the production and manufacturing process,reduce costs,and improve enterprise efficiency.Lean production management concept,which was widely applied in large multinational enterprises before,has been paid more and more attention and highly praised by domestic private manufacturing enterprises,which have gradually tried to carry out lean improvement activities in the way of project management.JF Company is a domestic private enterprise dedicated to the production and manufacturing of LCD.It is using the method of project management to improve the production process of LCM line.This thesis takes the LCM line in JF Company as an example,adopting lean production manage theory and project management method,for the operation of JF company LCM line,conduct a study into the project management of lean improvement activities.Firstly,it introduces the development status and characteristics of domestic LCD panel industry,and the difficulties faced by LCD module manufacturing enterprises in the process of implementing lean improvement project management.Then,this thesis studies and summarizes the basic theory of project management and lean production,as well as the development status of lean improvement project management;the overall plan of lean improvement project management of LCM line is made;analyze and study the implementation process of this program from the four dimensions of project management,for example,time,quality,communication and risk control.Then,compare the key indicators before and after the implementation of LCM lean improvement project management,summarize the project implementation effect,motivate the project management team,and standardize and consolidate the project results through standardized management.Finally,the achievements and shortcomings of this project management research are summarized,and the existing shortcomings are considered,and the further improvement of project management achievements is prospected.The research of this project provides reference and guidance for domestic private manufacturing enterprises to implement lean improvement project management,and provides useful reference and ideas for other manufacturing enterprises to achieve sustainable growth.更多还原
