ABC公司整合供应链降低成本战略研究

【摘要】 2016年来世界经济依然表现出复苏乏力的态势,发达国家总需求不足和长期增长率不高的现象并存,新兴经济国家经济成长速度下滑趋势难以得到有效遏制。伴随着中国国内用人成本的逐渐国际化,中国用人成本前期所具有的优势也逐渐减弱,很多跨国企业纷纷在中国撤资,在华跨国企业特别是制造业面临着生产成本提升的严峻挑战。但中国今年仍然能够保持全球制造业竞争力第一名,不仅仅因为其原有的低成本优势,还因为中国大力发展了基础设施,同时也将技术的提升作为其未来制造业的基础。面对如此机遇与挑战并存的局面,如何通过制定正确的战略来不断提高企业的总体竞争力,以面对日益复杂和变化的宏观经济环境以及不断加剧的全球化市场竞争,是每个企业所面临的重要课题。在此背景下,本文将选取在华制造业跨国公司典型代表——ABC公司为研究对象,针对ABC公司在中国区所面对的来自本土企业和其他国际化企业的竞争压力,针对公司的战略目标——业务的增长和利润的提升来探索身为职能部门的制造供应链如何来设定自己的职能战略,以帮助公司保持竞争力和支持公司战略的最终实现。本文着重研究了 ABC公司的经营状况和制造供应链目前存在的一些问题,通过优劣势,机会和威胁的总结提出了通过优化供应链来降低成本以保持竞争优势的战略,通过对制造工厂运营的流程和产品成本进行分析,针对性地提出了工厂的整合、供应商的整合、非核心生产线的外包等具体战略。通过这些战略的设计和实施,有效地降低成本,提高企业竞争力,驱动和支持企业战略目标的实现。
【Abstract】 Since 2016,the world economy had still showed the weakness of recovery that there co-existed insufficient demand and long-term growth rate of developed countries and that it was difficult to contain effectively the trend of growth decline of emerging economies.Along with gradual internationalization for China human resources,previous advantage for China human resources also had been weakened,investments of many transnational enterprises retreated from China.Transnational enterprises in China,especially those of manufacture,are challenged strictly by production cost increase.However this year China could achieve the Top 1 as global manufacture industrial competitiveness,which did not only result from original low production cost,but also from infrastructure that had been developed greatly by China.Meanwhile China had taken the upgrade for technology as the base of manufacture industry in the future.Facing such opportunities and challenges,it should be the important issue for every enterprise how to make the proper strategy to keep the increase of integrated competiveness in order to deal with complicated and flexible macroeconomic situation and increasing globalization market competiveness.Under the background,the thesis will choose a classic representative for international enterprises of manufacture in China-ABC Company as object in the study.In view of competitiveness from the local and other international in China,and on its manufactory supply chain of functional departments could make its functional strategy that could support the company keep competiveness and finally realize the company strategy.The thesis addresses current issues on business operation and manufactory supply chains and by summarizing comparing strength and weakness,opportunity and threat,it states optimized strategy on supply chain to achieve cost reduction purpose and finally keep competitive advantage.Analyzing on process and product cost for functional departments of the chain,it presents the targeted integration of plants,suppliers,outsourcing for non-core production line as supplier strategy.By design and implementation for those strategies,it could effectively reduce the product cost and increase the competitiveness of enterprise,drive and support its strategic objectives fulfilled.
