【摘要】 A保健食品公司是国内率先“走出去”、布局全球营养健康产业链的企业。在制造业数字化、智能化转型的大背景下,企业发展的环境更加复杂,风险和机会并存。公司的不断发展和壮大,面对的不再仅仅是国内同行业的竞争对手,而是全球范围内更有财力和实力的同业或者跨界的竞争对手。供应链管理水平的高下直接决定企业在全球化经营和市场竞争中的地位,对于提升企业经营绩效,进一步挖掘价值增值点,继续保持行业引领地位是有意义的。本论文整理了供应链管理理论和技术的相关文献资料,对A保健食品公司的供应链的业务、管理现状、信息化系统应用和业务流程进行了介绍,通过供应链管理指标的数据结果的对比分析提出了A保健食品公司供应链管理在准时交付率,交付时间,库存管理等方面存在问题,并通过因果矩阵图分析等对问题原因进行了剖析。依据供应链SCOR模型,QR理论,BPM管理理论,库存管理理论等,对A保健食品公司的供应链管理的问题提出了系统性的解决方案,具体包括调整供应链组织结构——从职能型组织架构调整为平台型组织架构、特别强调中台建设;优化供应链关键业务流程——将包装设计与配方设计进行并联,建立供应商评价体系,筛选客户建立预测订单备货,协同式管理供应链库存;对供应链信息化系统进行升级——PLM增加项目管理模块,SRM增加供应商评价功能等。最后,提出从人力资源保障、企业文化建设和有效沟通保障三个方面,通过构建相匹配的激励机制、完善培训体系、树立持续改善的企业文化等去保障解决方案的实施和落地。更多还原

【Abstract】 A Healthcare Corporation takes "Go-out policy" to achieve global healthcare supply chain.Under the background of digital and intelligent transformation of manufacturing industry,the environment for enterprise development is more complex,with both risks and opportunities.With the continuous development and expansion,the company is no longer faced with domestic competitors,but also with more competitors from global.The level of supply chain management directly determines the position of an enterprise in global operation and market competition.It is meaningful to improve the business performance to maintain the leading position in the industry.Firstly,this paper summaries the related theories of supply chain management at home and abroad.Then it briefly introduces the business development,business process and information system application of A Healthcare Corporation.From the supply chain benchmark data analysis results,this Corporation is in trouble in On Time Delivery(OTD),delivery cycle time,inventory turnover and etc.This paper analyses the root causes of these problems.Then,according to the supply chain SCOR model,Quick Response theory,BPM management theory and inventory management theory,this paper proposes a systematic solution to the supply chain management problems of A Healthcare Corporation,including adjusting the organizational structure of the supply chain,optimizing the key business processes of the supply chain,and upgrading the supply chain information system.The detailed solutions contain: change the functional organization structure to the platform organization structure,especially emphasis the roles of business mid platform;carry out packaging design at the same time as formula design,set up supplier evaluation system in SRM,establish Make to Stock model in selected customers,take inventory management optimization;establish project management in PLM system and supplier evaluation in SRM system etc.Finally,from the human resources guarantee,enterprise culture construction and effective communication guarantee these three aspects,through the construction of incentive mechanism,improving the training system,establishing continuous improvement culture to ensure the implementation of the solution.更多还原
