J公司非标自动化设备零件采购管理研究

【摘要】 中国是一个制造业大国,制造型企业间的竞争越来越大。近些年,随着“工业4.0”理念的发展,以及“中国制造2025”的提出,中国的制造业正在发生一些新的变化,机器换人,设备互联化,生产智能化等创新实践给传统制造产业带来了良好的启示。人工的节约、效率的提高、品质的向上,这些是自动化设备带给企业的新的竞争力。生产制造型企业对设备自动化的需求越来越旺盛。随着企业对定制化的自动化装备需求的不断上升,国内涌现出一批大大小小的非标自动化企业。这些企业的物料采购管理或多或少都存在一些问题,主要是由于非标自动化设备的物料具有一定的特殊性,大多是根据项目设计需求进行采购的,具有类似于MRO物料的数量少、种类多、难预测等特点。目前针对批量的生产物料的采购管理已经有较为全面的理论体系和实践研究,而针对非标自动化设备物料还没有形成十分完善的采购管理体系。但是这些物料的采购活动对非标自动化设备生产企业盈利多少,非标自动化项目能否按计划完成,设备能否满足客户要求,实现稳定生产起着至关重要的作用。因此,研究这些元器件的采购管理,对于非标自动化行业发展有着重要的意义。本论文通过在J公司从事非标自动化设备零部件采购工作的经历,对J公司物料采购管理模式与运行的状况进行分析,详细论述了这类零件采购工作的复杂性以及遇到的困难和问题。同时结合采购管理发展理论,供应链管理及MRO物料采购管理的相关理论,运用比较分析法,层次分析法,权值因子判断法等方法,从物料体系、采购组织、采购流程、供应商管理、采购人员绩效考核等方面对J公司的非标自动化设备零件采购工作提出了一系列的优化和改进措施。并根据这些优化方案实际的实施结果,论述了这些优化和改进的措施对J公司带来的效益和影响。本论文形成了一套完整的更加适用于J公司的非标自动化设备物料采购管理方案,对于其他有相似业务的企业能起到一定的借鉴作用。
【Abstract】 China is a famous as manufacturing.The competition between different companies becomes more and more big.These years,along with the development of “Industry 4.0”,and“Made in China 2025”,the manufacturing industry of China has some new change,such as the replacement from operator to machine,equipment interconnection,and intelligent production.These innovation practices bring new inspiration to the traditional manufacturing industry.The automatic equipment give enterprise more competitiveness.For example,the saving of human resource,the increase of efficiency and product quality.The manufacturing company has more and more requirement for the automation.As the demand for automation is increasing continuously,there are a lot of companies who manufacture customized or non-standard equipment emerging.These companies more or less have problems on material procurement management.It’s because the material has the same character as MRO material,such as small quantity,many type,hard forecasting and so on.Most of the material are based on project.Right now,there already have been comprehensive theory and practice research on procurement management of batched production material.However,there is no impeccable material procurement management for this industry.Although,the material is very important.First of all,the material effects the profit which the non-standard equipment manufacturing enterprise can get.Secondly,the material has impact on whether the project can be finished on time.Thirdly,the material has influence on whether the equipment can be running stably at customer site.That’s why there is big sense to make research on the material procurement management of customized automation machine,and also very important for the development of this industry.According to experience working in company J on material procurement of non-standard automation equipment,this paper analyzed the material procurement mode and running status for company J.There were a lot of complexity and hardness when working on such material procurement.Combined with the procurement management development theory,supplier chain management and MRO material procurement theory,using comparative analysis,AHP,weight factor method,and other method,this paper provides a series of optimization and improvement on material system,procurement team,material procurement process,supplier management,KPI of purchaser and so on.Also,the operational result of these measures bring some benefits and good impaction to company J.There is a complete solution for non-standard automation equipment material procurement management,which is more suitable for company J.These can give some reference function to the enterprise which has similar business.
