【摘要】 随着我国的经济发展和市场的需求变化,企业面临着前所未有的挑战,大部分以上企业经常会遇到多个项目并行执行的情况,项目进度管理是项目管理中的关键环节,能否有效的控制项目进度,直接影响项目成败。在多项目进度管理中,由于时间和资源的双重约束,其导致的问题更加突出。本文以项目管理及现代管理学为理论指导,结合A公司的项目管理现状,对多项目管理中的项目进度问题进行深入研究,利用瓶颈理论提供解决思路,首先,利用层次分析法和法设计出一套项目优先级排序体系,并通过LabVIEW环境设计多项目优先级评价系统程序,从而将企业有限的资源进行最佳配置,提高企业运行效率;其次通过瓶颈理论、人行为因素影响等相关理论和假设,采用关键链的思路构建多项目进度管理的流程,在项目优先级、缓冲区的设置和风险监测对进行多项目进度管理决策,同时通过工序综合系数寻找关键链上最需要优化的瓶颈工序进行改进,最终以达到不断优化多项目进度的目的。最后,结合实际案例,本文利用相关方法进行多项目进度计划和控制进行应用,证明本文的方法在优化多项目进度管理、合理调配资源冲突、改善A公司多项目进度管理具有较强的实践意义。
【Abstract】 Summary As China’s economy develops and market demand changes,enterprises are facing unprecedented challenges.Most of them often encounter the situations where multiple projects require parallel implementation.In these cases,project process management is the key issue,which can contribute to effectively controlling the project progress and affect the final results of the project.Furthermore,multi-project process management,due to the double constraints of time and resources,has more influence on projects.Taking project management and modern management as the theoretical guidance,this research,based on the current situation of A company’s project management,carries out an indepth study on the multi-project progress issues and offers certain solutions using analytic methods as follows.Firstly,a set of project priority sorting system is designed by using analytic hierarchy process and balanced integral card method,and through LabVIEW environment design multiproject priority evaluation system program,in order to optimize the limited resources and improve the operational efficiency of enterprises.Secondly,considering the bottleneck theory and the impact of human behavior factors and other related assumptions,this paper adopts the idea of key chain to set up a multi-project process,imitates to make process management decisions in the aspects of project priority,buffer settings and risk monitoring.At the same time,this paper uses the process synthesis coefficient to find the bottleneck in the key chain that needs to be optimized most,ultimately achieving the goal of continuous optimization of multi-project progress.Finally,combined with the real-world case,this research utilizes relevant methods to carry out multi-project schedule planning and control application,which proves that the proposals in this research have significant influence on optimizing multi-project progress management,contributing to rational resource allocation and improving A company’s multi-project management.
