MQB组合开关国产化项目进度计划与控制

【摘要】 汽车行业作为我国的支柱产业之一,借助我国经济建设迅速发展的春风,如今国内汽车行业发展极其迅速,汽车年销量超过2000万辆,年销量超过美国跃居全球第一,成为全球第一大汽车市场,汽车行业大量的项目运行,如整车研发项目、汽车零部件研发项目、厂房建设项目、产线建立项目等无数大大小小的项目,项目管理理论被广泛地应用到了这些数量庞大的项目上,因此需要进行相关的应用研究和扩展。本人基于多年汽车零部件行业工作经验,结合项目管理专业学习的相关知识,以MQB组合开关国产化项目为例展开研究。本论文基于MQB组合开关国产化项目进度计划与控制的来源和意义入手,介绍了项目进度及控制国内外的发展及现状。本论文选取MQB组合开关国产化项目作为研究对象,介绍了K公司的项目管理流程,结合该项目的背景及特点进行探讨,并就项目的进度计划编制及优化与项目进度控制两方面进行了深入的研究。在项目进度计划方面,本文在案例中采取了工作结构分解,确定工作的逻辑关系,采取类比估算、专家判断并结合三点估算的方式进行工期估算,利用网络计划技术绘出网络图,并确定关键路径,通过调整关键路径上的工作关系和强制压缩工期的方式缩短项目的工期;在项目进度控制方面,本文在案例中采用先动态监测收集数据,再比较分析进度偏差,然后进行进度偏差分析及采取对策的控制流程,运用甘特图对比法进行分析和对比。本文的应用研究对MQB组合开关国产化项目的进度计划与控制有着实际应用意义,这些成果为公司准时完成项目,实现量产做出了贡献,并为公司后续的项目进度管理提供了好的样本。

【Abstract】 The automobile industry is rapidly growing in China,and becoming one of the driven force of China’s economy.Up till now,the whole industry sale is more than 20 million,replacing US and ranking 1st in the global market.Coutless projects are lauching and developing each day,including whole vehicle R&D,components R&D,plant construction,production line set-up,etc.Meanwhile,project management theories are applied to those projects,but more importantly,the theories need to be developed along with those projects.The author’s attempt is,with combining his years of components industry experience with classic project management theories,to describe his practical application of this trend in a real case study,MQB combiswitchlocalization Project.The author starts with the indroduction of the development and current status of project schedule planning and control,both domestic and global,followed by briefing the project management procedure in Company K.And then the auther takes a closer look at the schedule planning & optimization,and schedule control method.Regarding schedule planning & optimization in theMQB Project,first step was to define logic relationship betweens tasks,followed by work time assessment derived from both analogy analysis and expert diagnose combined with three duration technique.Then network planning and critical path was set based on network planing in construction.Reducing project duration was the final step,which can be achieved by adjusting task relationship in thecritical path,and work time cut.Regarding schedule control in theMQB Project,it was perfomed in such sequence: dynamic monitoring and data collection,analysising schedule differ,drawing action plan accordingly,and finalized by Gantt chart comparion.The Author believes this case study of MQB combiswitchlocalization Project is of exceedingly importance,because the methods applied within the project have paved the path to on-time lauching and smoothlymass production,thus making a good reference for furture projects.
