M公司软件项目进度计划与控制改进研究

【摘要】 随着互联网技术的迅速发展,在软件产品或者项目的开发中,项目需求变化的速度日益迅速,市场竞争日益激烈,技术革新速度越来越快,如何应对客户需求的快速变化,满足客户各种各样的需求,交付质量令人满意的软件,已成为现阶段软件开发公司生死存亡的关键。因此,对软件项目管理就提出了较高要求,尤其是项目进度。然而,事实上,许多公司的项目和产品都存在不同程度的进度落后、延迟交付的情况,导致错失市场时机或者客户满意度低下。本文先介绍了软件行业现今的发展情况,项目进度管理的背景、本文使用的研究方法和技术以及本文所用案例来源的M公司M信云事业部的组织架构和项目流程、目前所运用的开发模型和技术等等,然后以M公司M信云事业部八个项目作为样本首先查看了这些项目的延期情况、细化每个工序具体的延期时间,以及是否在关键路径上,利用柏拉图筛选出延期最为突出的五大工序。继而从资源、技术、管理过程几方面分析进度延期的原因,找到项目中的具体案例来详细分析具体情况。然后针对每个原因提出对应的改善措施,分别[1]从资源配备、团队建设、人员培训、晋升制度管理、技术选型、项目计划制定、项目进度跟踪、制定交付标准、改进评审机制、提高软件复用率和产品化率等等方面落实具体的改进内容。针对使用传统进度管理方法来评估工期而导致工期过长的问题,使用了关键链技术中的50%安全时间方法。这种评估方法不仅消除了项目中各个工序隐含的安全时间,使工期评估得更为科学合理,也为缓冲估计的准确性奠定了基础。为保证措施可以持续有效地执行并且可看到绩效,还建立相关的内部审计,并且对各项目缓冲消耗持续监控。另外,对刚刚开始的项目的各个功能模块进行了软件复用和产品化的评估,以应用于将来的项目,进一步提高开发进度和节省开发成本。同时,本文对M公司实施这些方法后项目延期情况的改进做了预测,以及对即将开始的项目如何使用关键链方式对项目计划进行调整也做了阐述。最后,本文总结了对如何改进项目进度延期进行了总结和提炼了一些启示,并且对不同项目进度优化管理做出了展望。

【Abstract】 With the rapid development of Internet technology,in the development of software products or projects,the change of project demand is increasingly rapid,the market competition is increasingly fierce,and the speed of technological innovation is getting faster and faster.How to deal with the rapid change of customer needs,meet the various needs of customers,and deliver software with satisfactory quality,has become the key to the survival of software development companies at this stage.Therefore,the software project management put forward higher requirements,especially the project schedule.In fact,however,projects and products of many companies lag behind in varying degrees and delay delivery,resulting in poor market timing or customer satisfaction.This paper first introduces the current development of the software industry,the background of project schedule management,the research methods and techniques used in this paper,as well as the organizational structure and project flow of M Information Cloud Division of M Company,which is the source of the case used in this paper.The current development models and technologies,and so on,and then take eight projects of M Information Cloud Division in M Company as a sample to first examine the extension of these projects,detail the specific delay time for each process,and whether they are on the critical path or not.Use Plato to screen out the five most prominent deferred processes.Then from the resource,technology,management process to analyze the cause of the delay in progress,find out the specific case in the project to analyze the specific situation in detail.And then put forward corresponding improvement measures for each reason,from the resource allocation,team building,personnel training,promotion system management,technical selection,project planning,project progress tracking,setting delivery standards,improving the evaluation mechanism.To improve the software reuse rate and product rate and other aspects of the implementation of specific improvements.In order to solve the problem that the time limit is too long due to the traditional schedule management method,the 50%safe time method of critical chain technology is used.This evaluation method not only eliminates the hidden safety time in each process of the project,but also makes the time limit evaluation more scientific and reasonable,and also lays a foundation for the accuracy of buffer estimation.In order to ensure that the measures can be carried out continuously and effectively and the performance can be seen,the related internal audit is established,and the buffer consumption of each project is continuously monitored.In addition,the software reuse and product evaluation of each functional module of the just-started project is carried out in order to apply it to the future projects,to further improve the development progress and save the development cost.At the same time,this paper forecasts the improvement of project extension after the implementation of these methods in M Company and expounds how to adjust the project plan by using critical chain method in the upcoming projects.Finally,this paper summarizes how to improve the project schedule delay and refines some enlightenments and makes a prospect for different project schedule optimization management.
