DMAIC模型在J公司M产品质量改善中的应用

【摘要】 随着社会经济和科学技术的高速发展,市场竞争环境也跟随改变,从过去单一追求数量和价格的竞争模式转变为质量和品牌的竞争。在过去的十年时间,各大EMS(电子制造服务)公司都在如何赢得客户,赢得订单,如何创造更多的利润,各出奇招,引入各种新技术和新方法,在质量、成本、效率方面提升竞争力。J公司是中国华南地区的电子代工厂之一,它是H公司的激光打印机的代工工厂。激光打印机的生产组装过程主要有自动送纸器组件组装、扫描仪组件组装、最终成品组装、功能测试、放附件等工序。J公司M产品是新一代商用激光打印机,是H公司的主打产品。因M产品在功能测试位良品率过低,造成产出不能满足客户旺盛的需求,受到客户的投诉。同时大量产品的返工、维修、也增加了公司的制造成本。J公司通过组建团队,收集客户的声音,通过柏拉图分析出功能测试不良的主要原因是平台复印有白竖线,通过CTQ找出影响质量的关键工序是扫描仪组装工序。从产品的生产过程中的各个工序,进行深入的分析,通过对尘埃颗粒的量测,定位出具体的几个关联工站,运用头脑风暴找出影响产品制程脏污各个因素,通过运用鱼骨图,因果矩阵,失效模式与影响分析,量测系统分析等分析工具,找出影响平台复印有白竖线的可能原因,通过团队成员的DOE验证它们与各主要问题之间的关联性,并对症下药,通过对尘埃颗粒源头减少,生产过程环境控制,组装作业流程的优化,在各部门以及下游供应商的通力协作下,各项改善对策得到很好执行,并取得很好的效果。当项目完成之后,M产品的良品率从98%提升到99.5%。减低了产线的重工成本,为公司每年节省96万人民币。同时也获得客户历史以来最高的QBR得分93分。从而提高企业的质量管理水平,增加客户的满意度和忠诚度。同时为J公司其他项目质量改善提供了借鉴。

【Abstract】 Along with the social economy and the rapid development of science and technology,competition in the market environment is also follow the change,from the competition pattern of a single pursuit of quantity and price to quality and brand competition.In the past ten years,each big EMS(electronics manufacturing services)companies are how to win customers,win the orders,how to create more profits,the ingenious methods,introducing new technology and new methods,enhance competitiveness in terms of quality,cost,efficiency.J company is one of the electronic contract in southern China,it is the laser printer manufacturing contract factory of H company.Laser printers are main production assembly process automatic documents feeding device component assembly,scanner component assembly,final assembly,functional testing,and loading accessory.M project products of the J company is a new generation of commercial laser printers,H is the company’s flagship product.For M project in functional pass rate is too low,customer complaint the product output can not meet customer demand.At the same time,a large number of products rework,maintenance,has increased the cost of manufacture.J company by the team to collect the voice of the customer,by Perato analysis the function of the main causes of poor test platform is copying with white vertical lines,by CTQ affecting the quality of key working procedure is the scanner assembly process.From the production process of each working procedure,in-depth analysis,through the measurement of dust particles,pinpoint specific a few related work station,using the brainstorming to find out,the factors that affect product process smudgy using fishbone diagram,causal matrix,failure mode and effect analysis,measurement analysis tools such as systems analysis,find out the impact platform have the possible causes of white vertical lines,copy by DOE validate them and the main problems of team members,the connection between the and suit the remedy to the case,through the dust particles source reduction,environment control production process,assembly process optimization,under the collaboration of all departments and the downstream suppliers,countermeasures on improvement to obtain the very good implementation,and achieved good results.When after the completion of the project,project M product rate from 98% to 99.5%.Reduce the heavy cost of production line,annual savings of up to 960,000 RMB for the company.At the same time also have customer history record QBR score of 93 points.So as to improve the quality of enterprise management level,increase customer satisfaction and loyalty.At the same time for J company provides reference other project quality improvement.
