基于CPFR理论的K公司生产计划体系研究

【摘要】 近年来,随着经济的快速发展,企业间的竞争也日趋激烈。作为企业核心竞争力重要组成部分的供应链和生产计划管理也日益被各企业所关注。企业间的竞争在很大程度上就是基于供应链和生产计划管理的管理模式的竞争。对于电子生产企业而言,这种运营管理模式的竞争尤其激烈。随着近十年的快速发展,电子行业已经出现了许多新特点。诸如,产品生命周期缩短,产品更新换代速度加快;产品种类丰富,市场日趋饱和;需求变化快,变化大;全球范围内采购、装配,供应链变长,复杂性变大。在日趋复杂的供应链中如何更好的实现生产计划体系的优化,实现资源的优化配置,降低库存水平,直接影响到电子行业的销售利润和运营成本。而生产计划管理又是供应链管理的核心。生产计划管理在生产企业的供应链管理和运营管理中有着举足轻重的作用,它能平衡客户需求和企业的产品供应,对客户满意度有着重要影响。从而,也对企业的日常经营产生影响。所以说,生产计划管理的优劣直接关系到企业的管理水平,进而影响者企业的竞争优势和未来的发展。本文以一家跨国电子企业K公司为研究对象,全面分析了该企业在面临项目转移、产品原来越多、生产计划越来越复杂的情况下,生产计划管理的现状和存在的问题。通过分析这些问题产生的表层原因和根本原因之后,探讨了基于CPFR理论的生产计划管理改善体系。本文首先阐述了 CPFR理论和生产计划理论,在查阅相关资料的基础上,梳理了 CPFR理论研究和发展现状,结合K公司计划管理的实际情况,确立了以CPFR理论为指导建立生产计划管理体系的总体方向。然后,应用文献研究法、数据收集法、流程分析法、系统分析法等研究方法,从五个方面对K公司的生产计划管理模式展开分析,即生产计划管理系统、生产计划管理的目标、生产计划管理的绩效、生产计划管理流程及生产计划管理的相关部门。从中,归纳了 K公司生产计划模式存在的问题,从而导致了库存水平高和交货准时率低并存的问题,影响了企业的运营绩效和企业的核心竞争力。本文按照3W1H(What,Why,Who&How)的思路,设计了 K公司CPFR生产计划体系的总体架构,然后分模块阐述了如何构建基于CPFR理论的生产计划体系,确立了该体系运作流程,并设计了 CPFR信息共享平台。从组织、培训、制度和技术层面探讨了CPFR生产计划体系实施的保障措施。最后,对本文的研究做了总结,并对后续的研究做了展望。本文不仅对提高K公司的生产计划管理水平具有重要的促进作用,也对同行业内其他想建立CPFR生产计划体系的电子制造企业提供了引导作用。同时,也为想研究电子类制造企业生产计划管理体系的学者提供了较高的参考价值。

【Abstract】 In recent years,the competition among enterprises becomes increasingly fierce with the rapid development of the economy.As the important part of the enterprise’s core competence,supply chain management and production planning system have been paid close attention to by the enterprises day by day.To a large extent,the competence among the enterprises is based on the management model of supply chain and manufacturing plan.The competence of operation and management model is especially fierce for the electronics enterprises.Along with the rapid development in the near decade years,the electronic industry has shown many’ new traits such as the faster renewal of the new products,abundant product category,the gradually saturated market,frequent and big changes of the demand,global procurement and assembly,longer supply chain and more complexity.In the increasingly complicated supply chain,it has a direct effect on the sale profits and operation cost in the electronic industry how to optimize the manufacturing plan system and resource allocation and how to lower the inventory.As the most important part of the supply chain management,the manufacturing plan management plays a significant role in the supply chain and operation management of the manufacturing enterprises.It decides whether the enterprises can balance the customer demand and the product supply,which will directly affect the relationship between the enterprise and the customer and influence on the operational status.Therefore,the manufacturing plan capability directly affects the enterprise management level and does further to impact the enterprise competence and the approaching development.This article studies a multi-national business,fully analyzes the manufacturing plan management status of the company,points out to optimize the manufacturing plan management based on CPFR theory and designs a practical and optimized scenario.At first,this article states the CPRF theory and manufacturing theory,then summarizes the development process and condition of the domestic CPFR theory and determines the CPFR management model and relative theory fit for Company K at the end.By analyzing the manufacturing plan management of Company K from 5 aspects of the manufacturing plan system,objectives,the key performance indicators,process and the relevant departments with the help of theoretical tools such as Application ProcessAnalysis and System Analysis,the problem has been found out in the manufacturing plan model,which results in the high inventory and low on-time delivery to cut down the company operation performance and core competence.Combining with the practice of Company K and following the CPFR process and principle,this thesis aims at the optimized scheme,follows 3W1H(What,Why,Who,How),sets up the blue print and establishes the overall thought to execute the scenario.In the following,this thesis designs CPFR manufacturing plan system for Company K and sets up the detailed and executed scheme and furtherly discuss how to guarantee the smooth implementation and effects of CPFR from the aspects of organization,training,regulation and technology.This thesis does not only promote the manufacturing plan management standard of Company K,but also takes a lead for the electronic companies who want to set up manufacturing plan management.What’s more,it can be referred to by the researchers who intend to study the production planning system of the electronic enterprises.
