T公司汽车轮胎用钢帘线精益生产应用研究

【摘要】 精益生产是制造业大力推广的一种生产方式,目前精益生产及其理念方法也逐渐转向服务业。这说明精益生产方式在提高企业内部绩效上面的确能发挥巨大作用。作为汽车轮胎重要材料供应商采用精益生产方式改进生产管理上的不足,提高产品质量、内部管理效果必然能够促进整个汽车产业链的发展。尤其作为制造汽车轮胎所需钢帘线制造商,产品质量意味着为汽车用户提供了更高的安全措施。本文基于精益生产管理的相关理论知识,在对国内外的研究和应用情况进行梳理之后,结合T公司胎用钢帘线生产管理过程中对遇到的问题进行研究分析,探讨如何改进和钢帘线生产车间管理水平,从而降低管理成本提高生产效率和产品质量。具体而言,首先对钢帘线生产车间管理现状调查,分析该车间目前生产管理方面存在的问题。并将这些问题归纳分析,提炼出两大类主要问题,即对生产现场管理问题和生产设备维护问题,提出了适合于T公司胎用钢帘线生产管理的改进方案。这些改进包括现场6S管理和TPM管理方案。最后将改进方案用于T公司钢帘线的实际生产运营中以验证改进方案效果。通过改善前后绩效对比表明对于这些主要问题的针对性解决能够提高钢帘线生产管理的效率与T公司的钢帘线市场竞争力。
【Abstract】 Lean production is a kind of mode of production in manufacturing industry, at present the concept of lean production and its method are also gradually moved into service industry, which shows that the lean production mode in improving enterprise performance can really play a big role. As an important material supplier of automobile tire, using lean method can promote the development of the whole automobile industry chain to improve the production management, improve product quality and internal management effect. Especially as a steel cord manufacturer for manufacturing automobile, the product quality means higher security for car user.Based on the relevant theoretical of lean production, this paper analyzed the existing problems of production management for T company, and discussed how to improve the company’s production management after reviewing the application and study results from home and abroad, to decrease the cost of management and increase the productivity and quality. Specially, the author analyzed the current situation for T company and summarized two main problems, which are the shop floor management problem and the equipment maintenance. The improvement approach including 6S and TPM is used to solve the problem encountered with us. Finally, the improvement approach is applied into the operation of T company to test these approaches. The test results and feedback shows that the approach proposed can enhance the performance and capacity of T company and its market competitiveness for the steel cord.
