基于SAP系统的电力企业物资管理流程再造研究与设计

【摘要】 随着国内企业管理信息化的不断发展,ERP系统已经成为各行各业提升信息化水平,解决管理瓶颈的有效手段。为了进一步深入贯彻国家电网公司提出的建设“一强三优”(即电网坚强、资产优良、服务优质、业绩优秀)的现代公司战略目标,以及公司大力发展为实现集团化运作、集约化发展、精细化管理、标准化建设的要求。某电力物资公司决定推进物资管理再造项目,改善现有电力物资物流管理中的不足,重组优化业务流程;重新分配相关职能,以达到各级物资部门共同参与,集中储备与分工储备相结合;合理管理库存,实现信息化的供应网络;集中各单位的采购需求,以批量采购、规模供应来降低物流成本。满足电力企业降低物资管理成本、减少管理费用的目的。本论文从电力企业物资管理流程再造入手,分析探讨现状流程中的问题缺陷。并从电力物资流程管理的实际问题出发,分析原因,提出需求,依据流程再造理论,提出流程优化再造的方案。加入旧有流程和再造后流程之间的对比,从组织管理体系的改善、流程的可执行力、信息传递的效率、信息系统的建设等方面评估该流程再造方案的效果。为了落实、固化流程再造的成果,本论文重点阐述了利用SAP R/3系统来实现电力物资管理的规范化运作,并达到流程再造的预期目标。本论文将SAP实施过程中的物料批次管理和系统集成方案的设计作为重点加以分析与研究。详尽分析阐述了业务需求,关键技术,展示利用相关的技术进行客户化改进实现整个设计的过程。并对系统上线运行后的相关安全性需求,数据存储需求,灾难恢复策略等进行了分析与设计。最后,对SAP的实施效果对应流程再造前的几方面问题,从各个角度进行了分析阐述。突出SAP系统的运用是富有成效的。本论文涉及的流程再造方案,SAP系统实施以及SAP系统的运用均在某电力物资公司的管理改革中被证实具有可操作性和可信度。某电力物资公司通过这一系列的改造,重组了内部供应链的架构,对原有业务流程进行再造,对业务部门架构进行了优化,达到管理理念的创新并提高了经济效益。新SAP系统的落实运用为实现公司管理与信息扁平化、分工专业化、体制集约化打下了坚实的基础。通过SAP R/3系统的成功实施,落实流程再造的成果,被证明能够充分满足当前时期电力企业物资管理的各项业务需求。同时起到提高物流信息的传递效率,降低成本,提升公司的市场竞争力的作用。
【Abstract】 With the continuous development of domestic enterprise information management, ERP systems have become an effective way to improve the level of information industries, to solve management bottlenecks. In order to further implement the construction of the national grid company’s proposed "a strong three excellent"( ie grid strong asset quality, service quality, outstanding performance) of modern corporate strategic goals, as well as for the realization of the company to develop the Group’s operations, intensive development, fine management, standardization of requirements. Power supplies company decided to promote a materials management and recycling projects, improvement of existing power supplies lack of logistics management, restructuring and optimize business processes; redistribution of related functions, to participate at all levels in order to achieve centralized reserves and the reserve division combines; rational management inventory, and information technology in the supply network; centralized procurement requirements of each unit of production, in order to bulk purchases, the scale of supply to reduce logistics costs. Meet the electricity companies to reduce the cost of materials management, the purpose of reducing management costs.In this thesis, materials management from the power business process reengineering, analyzes the problem of defective investigate the status process. And power supplies from the actual process management problems, analyze the reasons, according to the reengineering theory, process optimization and recycling programs. Contrast between the old processes and recycling processes, the improvement of the organization from the management system, aspects of the process of enforceability, construction, information transmission efficiency, information systems, such as assessing the effectiveness of the process reengineering program.In order to implement the curing process reengineering results, this thesis focuses on the use of SAP R/3 system to achieve standardized operation of power supplies management, and process reengineering to achieve the desired goal.In this thesis, the design process will be implemented SAP material batch management and systems integration solutions to analyze and research focus. Elaborated a detailed analysis of business requirements, key technologies, demonstrate the use of related key technologies to achieve improved customer of the entire design process. And the relevant safety requirements on the system after running the line, the data storage requirements, disaster recovery strategies are analyzed and design. Finally, the effect of the implementation of several aspects of the corresponding SAP process reengineering before analyzes elaborated from all angles. It is enhanced that the use of SAP system is fruitful.This thesis involves reengineering program, SAP systems implementation and use of SAP systems are power supplies in a company’s management reform is proven operability and reliability. Power supplies company through a transformation of this series, the reorganization of the internal structure of the supply chain, the original business process reengineering, business sector architecture is optimized to achieve innovative management philosophy and improve economic efficiency. Implement the use of new SAP systems and information management to achieve flat, division of labor specialization, intensification system has laid a solid foundation.Through the successful SAP R/3 system implementation, the results of the implementation process reengineering, proved to be able to meet the business needs of the current period power enterprise materials management can play to improve the transmission efficiency of logistics information, reduce the costs and enhance the competitiveness of the company.
