精益六西格玛在H公司生产运营的应用研究

【摘要】 H公司作为一家聚氨酯应用的生产企业,其生产的主要特点是多品种、小批量的面向订单式生产模式,为适应激烈的市场竞争,要求公司在管理模式上有所创新,改善现有的运营模式,在新产品开发速度、批次生产质量稳定性、批次生产周期等方面做到最优。精益生产是一种最大限度地消除浪费和降低库存以缩短生产周期,力求达到低成本准时生产的技术。六西格玛是以统计方法为理论基础,基于流程改进,用各种统计学工具,减少流程变异。这两种管理方法单独应用时有各自的局限性,不能最大限度的发挥各自的优势。本文以精益生产和六西格玛管理的有机结合为目的,在对国内外相关理论研究的基础上,结合H公司的行业现状及供应链系统存在的问题,认为公司若想要增强竞争优势,改善运营效率,提高市场份额,有必要实施精益六西格玛。同时,基于公司已有的5S和IS09001等与精益生产和六西格玛相关的管理基础,分析实施精益六西格玛带来的风险和收益,说明了在公司推行精益六西格玛的管理方式是完全可行的。文章介绍了在推行精益六西格玛的实践中,通过精益生产的推广、六西格玛的导入、精益生产与六西格玛的结合及给公司带来的改善等过程,实施了一批精益六西格玛项目,改善了公司的运营效率。同时进一步指出,精益六西格玛并非只是简单地将精益和六西格玛简单叠加起来,要取得成功必须在实施过程中注意公司管理层的支持和定位、渐进的推行方式和规划、组织机构、项目和人员的选择、过程管理、成果巩固和拓展等方面。最后根据公司多品种、小批量的流程型生产模式,从规划、资源配置、组织架构、培训、项目选择、项目实施等方面,对精益六西格玛在本企业中的实施作了具体的阐述,从而进一步验证了精益六西格玛管理方式在流程型的批次生产模式中应用的有效性。
【Abstract】 H company is focus on polyurethanes product and its operation mode is Make To Order with the feature of wide product type and small batch size. To better adapt to the severe market competition, the management innovation is required to improve current operation performance in terms of new product development, quality stability for batch production, batch cycle time and etc.Lean production is a Just In Time way to minimize the waste and inventory to shorten the lead time with low cost. Six sigma is to decrease the process variety with all kinds of statistic tools based on process improvement. There is bottleneck for Lean production and Six sigma when they are applied independently and cannot get the maximized merit. On the purpose of integration between Lean production and Six sigma, according to the study on relevant theory, this paper conclude that it is necessary to implement the integration to get better core competition, enhance the operation efficiency, improve market share and etc. Based on the current management practice in5S and ISO9001, this paper analyzes the risk and profit to implement Lean Six Sigma and explain the operability.During the Lean Six Sigma practice, the operation performance is improved with the process of conducting Lean production, introduction of Six sigma and finally integration of Lean Six Sigma. Lean Six Sigma is not simply to combine the Lean production and Six sigma, the key to succeed is highly attention should be focused on management support, implement step by step, define organization, build team, manage the process, solidify and expand the achievement.Finally this paper depict the details about Lean Six Sigma practice in terms of planning, resource configuration, organization, training, project selection and implementation based on the company operation mode of multiple product kinds and small batch size, and further testify the effectiveness of applying Lean Six Sigma in batch production mode inside process industry.
