N公司精益生产系统建立实践研究
Study of the Practice Process of N Company’s Establishment of Lean Production System

【摘要】 精益生产(Lean Production,LP)系统是现代制造业的一种生产组织模式。本质是通过管理创新,实现企业资源价值最大化,提升企业竞争力。本文通过对N公司建立精益系统的实践过程的研究,提出了建立精益生产系统的模式及实施的流程。N公司产品为笔记本计算机的主要部件。其精益系统建立通过三个方面进行:改变经营模式,将企业定位由按客户需求生产加工(OEM)改变为工程制造技朮服务(EMS)提供商,以制造专业能力协助客户达到提升竞争力的真实需求;变革运营格局,将流程式运营格局变革为事业部制,加快客户需求应对速度;优化管理系统,提升成本竞争力。其精益系统建立核心是全面工业工程化(TIE,Total IndustrialEngineering),通过四大步骤完成精益系统建立。企业诊断,解决企业紧急事件,为精益系统建立提供基础。制定企业精益战略,确定精益系统实现的方向及手段。建立精益系统组织,为精益系统建立提供组织及人力保证。精益系统建立实施,首先通过建立执行制度,保证精益战略可执行性,推行方针管理,确保全员目标一致性;通过PDCA工作流程展开,确保战略实施全过程控制及全员参与;其次建立精益文化,保证精益系统建立的可持续性;透过工业工程训练,引导全员运用IE技术,培养起人人参与,事事IE的精益文化;再次,工业工程技术创新性应用,确保精益技术先进性;N公司已初步建立起精益系统,提升了企业竞争力。在产品平均降价10%的激烈竞争的环境下,实现了市场占有率成长100%,产品获利能力提升125%的成绩。
【Abstract】 Lean Production (LP) system is an organizational model of modern manufacturingenterprises, the nature of which is to optimize the integrated value of enterprise resources,and realize transcending competitive strength through management innovation.This paper, through study of the practice process of N company’s establishment oflean production system, set forth the procedure of establishing lean production system,implementation detail and method.The product of N company is the main parts of notebook computer. Theestablishment of its LP System is carried out through three aspects: Change the operationmode, i.e., change the enterprise orientation from Original Equipment Manufacturer(OEM) to Electronics Manufacturing Service (EMS) provider, assist customer’s design byprofessional manufacturing capability in order to meet the real need of improvingcustomer’s competitive strength; transform the operation mode, change the flow-likeoperation mode into divisional mode to speed up the response time for customer’s changeof need; Optimize management system, strengthen cost control, and then increase theservice efficiency of the existing resources.The core of establishing the lean production system lies in Total IndustrialEngineering (TIE), the N company complete the establishment of lean production systemby the following four procedures:1. Enterprise diagnosis: Analyze and solve the urgent issues of enterprise, provide astable base for establishment of the enterprise’s LP system.2. Formulation of the enterprise’s LP strategy: Determine the direction of the LPsystem can realize and measures to achieve.3. Organization and Establishment of LP system: provide organizational and humanresource assurance for the establishment of LP system.4. Establishment and Implementation of LP system1)Establish implementation system to guarantee the performability of LPstrategy:2)Establish lean production to guarantee the sustainability of LP system;3)The innovation application of industrial engineering technology improves the competitive strength of enterprise.In such a circumstance of severe competition, the market share have increased100%while the average price reduction reach to10%, and the profitability of single product hasimproved125%.
