ZYPT的物流网络规划研究

【摘要】 1997年以来,我国电信行业快速发展,人们对移动通信的需求迅猛增长。市场竞争的加剧,以及现代物流理念的发展、普及和深化,使手机生产商、物流服务供应商等相关企业或部门对供应链高度关注。作为手机的分销商,ZYPT(企业名称代码)随着市场环境的变化,在经营理念、管理模式、组织构架、服务网络等方面都不断进行调整和变革,日益发展壮大,成为国内的主要手机分销商。市场环境变化很快,需要企业分析市场变化趋势,把握自身不足,采取有针对性的措施,进行战略调整,才能在激烈的市场竞争中求得生存与发展。因此,研究ZYPT的物流网络规划具有重要的意义。本文从ZYPT的发展、企业的经营管理结构、企业的物流结构、企业物流现状着手,介绍企业的基本概况。根据现有的配送中心及物流网络的设置及现有的物流通路的运作情况,分析了企业物流网络架构中存在的配送中心服务半径过大、物流成本高、库存高、仓库过多、订货可得率低、仓库作业方式落后等问题。特别是低端机越来越多,使得降低手机的物流运营成本问题日益紧迫。从规划维度、布点方案等方面提出了企业的物流网络调整策略。从服务区域规划;库存、仓容及仓库面积规划;RDC运输模式、补货周期及作业模式调整;物流系统组织架构调整规划等方面提出了初步实施方案。从中央配送中心CDC的选择;华东RDC的设置分析;增设武汉、沈阳、西安RDC;调整四川配送中心的定位及配置;RDC物流规划的分配关系;RDC物流网络规划的效益分析等方面进行RDC物流网络规划的可行性分析。根据企业现在软硬件情况,提出了构建新物流网络需要的支持及变革。最后,通过比较分析,得出结论:如果实行新规划,可实现陆运时效提高;调运成本降低;分公司库存管理风险降低;仓库作业效率提高并降低成本;分公司订货前置期缩短;有利于企业向第三方物流运营转型等方面实现改善。因此,调整方案可行的结论。
【Abstract】 Since 1997, China mobile industry has developed rapidly as the needs increase quickly. The producers of the mobile phone, logistics service providing companies and the relevant parts put high attention to the supplying chain as of the stronger competition and the highly developed concept of modern logistics. ZYPT, one of the suppliers of mobile phones, has taken the innovations in the operation, management, organization and service network and become the main mobile phone provider. As the market changes quickly, the company needs to analyze the market trends and take measures to change the weakness so that it could exist and develop in the competition. Therefore, taking research on the ZYPT is quite necessary and meaningful.In this article, the development of ZYPT, operation and management of company, logistic structure and logistic conditions of the company will be covered.Via current distribution center, logistic network setting and operation of current logistic channels, the over-larged service of the distribution center, high cost, high inventories and storages, less orders and old storage management methods will be analyzed. Especially the low-end mobile phones market is increasing, the cost decreasing of the logistic operation is quite urgent.We suggested the solution of logistic network adjustment from the view of areas planning. We also suggested the solution in the first step form inventory, storage space planning, RDC transportation model, adjustment of the circle and working model of complementing and the adjustment and planning of logistic system organization structure.We will do the analysis of availability of RDC logistic network from the CDC choice of central distribution center, RDC setting analysis of Huadong area, the addition of Wuhan, Shenyang, Xian’s RDC, location and setting adjustment of Sichuan distribution center, the distribution relationship of RDC logistic planning and profit analysis of RDC logistic network planning.The support and innovation needed by the new logistic network has been provided according to the current condition of the company.Finally, the result has been made via the comparing and analysis. If the new plan has been taken, the improved efficiency of land logistic, low cost of transportation, low risk of storage management in branches, improved efficiency of storage operation, shortened ordering circle of branches will be realized, which could improve the company to change to the third-party logistic operation. The conclusion is that the new plan (the adjustment solution) could be operated.
