中国连锁超市采购管理研究

【摘要】 连锁超市的经营包括采购管理、营运管理两个重要环节,其中采购管理是连锁超市经营中的核心环节,贯穿了超市经营的全过程。连锁超市的采购管理包括采购组织结构的设计、供应商管理、商品结构和品类管理、采购人员的绩效考核和激励等诸多方面,每个方面的提升和改进都能对连锁超市的采购管理带来积极的影响。连锁超市通过提高采购管理水平、增加采购环节的收益可以比商品销售更快更轻松的获取利润。采购管理水平的高低不仅关系着连锁超市是不是能有效降低成本,而且还会影响到连锁超市的盈利状况,并最终关系到连锁超市的核心竞争力。在本文中,笔者借鉴国外连锁超市的先进经验,并结合自己在国内某大型连锁超市采购部门的工作经验,首先介绍了国内外连锁超市采购部门常见的组织架构的形式、采购部门的日常工作内容以及采购人员的工作职责;然后针对当前国内连锁超市与供应商之间的关系现状,提出加强供应商管理的思路;接下来,本文分析了国内连锁超市在实施品类管理中存在的问题,并给出了笔者解决这些问题的想法;最后,本文分析了当前国内连锁超市在采购人员的绩效考核和激励制度上存在的问题,并结合国内超市的实际情况,设计了一套适合国内连锁超市的采购人员绩效考核指标和激励机制。

【Abstract】 Chain store management includes 2 important parts: purchasing management and operation management. With running through the whole process, purchasing management is the core of the chain store management. Purchasing management could further be divided into several parts: organization structure design, plan management, suppliers’evaluation, category management, and performance assessment, improvement of which could bring positive effects on chain store management. Considering the domination of purchasing cost of overall cost and the tight industrial profit margin, improvements of purchasing management could produce revenue more easily and faster than product sale. In conclusion, purchasing management will not only link to the running cost of the chain store, but also directly determine the payoff statue of the chain store,so as to impact the core competitive power.Combining the advance experience in foreign chain stores and my working experience in department of purchasing in a famous domestic chain store, the paper first introduces the common organization structure of department of purchasing in both foreign and domestic chain stores; After emphasizing the importance of supplier evaluation, it is suggested that more attention should be paid to supplier evaluation in consideration of the current relation between domestic shops and suppliers; in the following, the concept of category management is introduced and further discussed in terms of the process and significance. Concerning the popular problems often occurred in category management, possible solutions are illustrated; at last, to avoid the common problem of performance assessment in domestic chain store, a new method for performance assessment of purchaser is designed according to the practical situation of chain stores.
