精益生产在海尔的应用与创新

【摘要】 大约20年前,沃麦克系统阐述了精益生产这一概念。自此,精益生产管理方式为世人所知并被不断研究。精益生产意思是通过彻底有效地消除生产中的浪费,不合理、不增值的环节,生产高质量的产品。准时制生产指仅在需要的时间生产需要的适量的产品,在连续生产流中仅生产下道工序需要的产品。这种生产体系是在多年发展探索的基础上建立起来的,其目标是以尽可能快的速度、最有效率、无浪费的方式生产顾客需要的产品。根据精益生产的原则,生产系统可以有效快速地生产高品质地产品来满足顾客需求,并能一次就做对。本论文对精益生产的主要原则进行了综述,包括拉式生产、一个流的思想、TPM、TQM和JIT,还包括看板、5S等工具在精益生产中的运用。为了在激烈地全球竞争中,保持低成本、高品质的竞争优势,现在越来越多地企业正引入精益生产的思想。对很多中国企业来说,从何处入手及如何应用精益生产成了一大难题,因此很有必要探索一条适合中国企业实施精益生产的道路。我国大部分推行精益生产的企业,效果普遍不甚理想,原因是多方面的,但主要是缺乏创新的精神和行动,并且太过重视精益工具的使用,而不从深层次汲取精益的思想。在我国运用精益生产的企业中,海尔是较为成功地企业之一。海尔的成功主要得益于其独特的管理方式和创新的做法。海尔不囿于条条框框和单纯精益工具的使用,而是根据精益的思想,结合企业自身实际,进行了有益的探索。特别是海尔重视基础管理、业务流程再造、SBU的推进都是值得称道的。海尔对管理模式的探索和创新是无止境的。因此,海尔的经验对许多想推行精益生产的企业有着现实的借鉴价值。本论文介绍了价值流这一精益生产的基本思想,可以为企业实施精益生产提供有效的途径和方法。通过价值流思路可以发现并消除企业生产流程中的浪费。海尔正是运用价值流的思路对企业进行了业务流程再造,独创出了市场链的管理模式,更好地推动了精益生产地实施。希望本论文能有助于有些企业更好地实施精益生产,提高企业竞争力。

【Abstract】 Nearly twenty years ago, Womack provided a comprehensive description of the entire lean production systematically. From then on, "Lean Production" has come to be well known and studied worldwide. Lean Production means producing quality products efficiently through the complete elimination of waste, inconsistencies, and unreasonable requirements on the production line. Just-in-time, was defined as making only what is needed, when it is needed, and in the amount needed, in which each production system process produces only what is needed by the next process in a continuous flow. This production control system has been established based on many years of continuous improvements, with the objective of making the product ordered by customers in the quickest and most efficient way, in order to deliver the product as quickly as possible, the product is efficiently built within the shortest possible period. without waste. Based on the basic philosophies of lean production, the manufacturing system can efficiently and quickly manufacture product of sound quality, one at a time, that fully satisfy customer requirements.The thesis presents all the key lean principles, ranging from well-known ideas such as pull,flow, TPM,TQM to JIT. The thesis also reveals lean as a system how they lead to useful tools such as KANBAN or 5S.Today, a growing number of companies are turning to the thinking of lean production to maintain a competitive edge in a global economy of falling cost, rising quality, and relentless competition. It is the problem of many enterprises that from where and how to implement Lean Production, so finding a proper path is very important for a enterprise to improve continuously and implement Lean Production.Haier is one of the enterprises that implement Lean Production successfully. Haier emphasizes lean thinking and basic principles rather than the lean tools details. Haier tries to find innovative methods to implement Lean Production with its own specific situations. Haier emphasizes basic management, Business Process Reengineering (BPR), Strategic Business Unit(SBU) and innovation. Haier have never stopped exploring management mode and innovation. Haier is a good model for other enterprises that are implementing Lean Production.This thesis introduces the value stream ,the basic concept of Lean Production, thus can provide a effective way and method to implement Lean Production. The value stream thinking provides an analysis method to find and eliminate the waste in the flow of production, thus can provide a effective way and method to implement Lean Production for enterprises. Haier uses the value stream thinking to begin its BPR and create Market Link, thus Haier implement Lean Production better. This thesis will probably give some helps for enterprises to find and eliminate wastes better, increase the competitive ability of enterprises.
