【摘要】 江苏联通炫铃网关项目是本文作者所在公司承接的第一个大型软件项目,此项目对该公司具有重大战略意义。作者所在的开发团队所设计的炫铃网关架构和体系目前在国内处于领先地位,该系统架构及运营模式很有可能成为炫铃增值服务平台的发展方向。项目的顺利实施将为该公司进入全国炫铃平台市场提供重要保障,此项目是该公司可持续发展的关键所在。 本论文以炫铃网关项目为背景,结合软件项目管理的相关理论,从项目范围确定、项目管理组织形式、项目风险计划、项目控制过程几个方面深入细致的阐述了软件项目管理在软件项目中的应用方法。提出了软件项目管理过程中,要充分重视项目定义。如何合理地定义客户需求,明确项目范围,是实施项目管理面临的首要问题。在项目实施全过程中,企业需要与客户、合作伙伴进行充分沟通与交流,严格保证和控制各项里程碑的完成时间。项目后评估,项目评价有两个方面,一是评价项目,由于IT项目客户需求难以定义清晰,导致项目范围模糊,这给合理地评价项目带来了困难;二是评价项目成员,对于IT项目来说,项目员工具有较强的个性,渴望价值创造与自我实现,如何做到公正、客观、量化地评价员工的价值,也是IT项目管理的难点。软件企业在项目管理中只有正视这些问题,并切实致力于解决这些问题,才有可能形成真正的核心竞争力。 本文还对项目开发过程中主要经验进行总结并提炼出项目管理的策略,要明确定义用户需求,明晰项目价值和项目目标;提高计划执行准确率,加强基础数据积累和分析;做好项目人力资源管理,实现动态、灵活调度;加强项目过程控制;提出成功的软件开发项目标准;提出软件项目的目标实现是多重的,各种因素和资源受到多种牵制。提出着眼于提高软件开发企业项目管理整体能力的知识管理,并对ISO质量管理体系和CMM软件成熟度进行了评估和对比。更多还原

【Abstract】 The Project of Jangsu UNICOM CRBT GateWay is the first large item built by the author’s company.The project has important strategic meaning for this company.The CRBT GateWay configuration and system designed by Author and his team is on leader ground in country.This system configuration and business mode possibility become the development direction of CRBT plane.The project successful complete will take important guarantee for the company enter internal CRBT market.The project is the key of the company continuable development.This thesis take CRBT GateWay project as the background,combining the related theories of the software project management,certain from the project scope,project management organized form,the project risk plan,project control the process a few aspects were thorough to elaborate meticulously that the software project the management is in the software project of applied method.Put forward in the software project management process, want to value the project definition well.How define customer’s need reasonably, explicit project scope,is initial problem that carries out the project management to face.The software is in project carry out whole process,the business enterprise needs to be with the customer and cooperates the colleague to carry on full communication and communicate, strict assurance and control various milestones to complete time.The project evaluates behind,the project evaluation contain two aspects, one is to evaluate the project, because of the hard definition of the IT project customer’s need clear,cause the project scope faintness, this gave evaluate reasonably the project to bring the difficulty;two is evaluate the project member,say for the project of IT,project the employee has the stronger character, hoping earnestly the value creation and carrying out by one’s own,how attain fair, objective,the quantity turns a ground of value for evaluating the employee,is also the IT project management of difficult point.The software business enterprise only faces these problems in project manage,and slice to concentrate on resolving these problems actually,just becoming the real core competencies probably.This text returns to develop the process to the project to carry on the summary in the main experience and precept,wanting to define the customer need,clear in meaning project value and project target definitely;Raise the plan carries out the accurate rate,strengthenn-ing the foundation data backlog and analysises;Work well the project human resource management,carry out the dynamic state,vivid adjust the degree;Strengthen the project process control;Put forward the successful software development project standard;The target realization that puts forward the software project is multiple,various factor and resourceses is lead long by variety to make.Put forward the knowledge management that fixs attention on to manage the whole ability in the exaltation software development business enterprise project,and manage to the quantity of ISO the mature degree of system and software of CMM carried on the valuation and contrasts.更多还原
