湖南航磁公司ERP项目的实施与控制

【摘要】 湖南航天磁电有限责任公司是一个年产值近亿元的国有企业，随着公司规模的不断扩大，运行机制的转变，市场竞争的加剧，公司对信息化的需求越来越高，希望通过实施ERP系统，引入先进的现代化管理，对企业组织结构、业务流程的优化和组合，全面提高管理效率、管理水平，并最终提高企业核心竞争力。 ERP的实施是一项非常庞大的且复杂的系统工程，需求公司高层支持、全体参与，调用公司的所有资源，才有可能完成好此项工作，其中，最主要的是要选择一套适合的ERP产品和相应实施方法。航磁公司选定了金蝶软件产品，并采用的ERP六步实施法，进行项目组织、系统培训、系统定义、数据准备、试运行和运行管理等，在ERP实施专家的指导下，对项目的质量、成本以及进度进行监督和控制，按原计划取得了第一阶段的成功，公司业务流程进一步规范，信息高度共享，公司管理效率明显提高，财务的监控力度进一步加强，对市场的应变能力提高。 通过对航磁公司ERP项目的实施与控制的研究，发现其实施过程中仍然存在一些不足，但从中也获得不少成功经验，对ERP实践具有一定的指导意义。要成功实施ERP项目，一般需要：强有力的实施组织，周密的计划，高质量的培训工作，实施资源的保证，基础管理工作扎实，良好的市场供应关系，数据正确性与及时性，合适的ERP软件系统，高效的实施顾问组织，科学的项目实施方法，进行有效的流程重组，以及制定有效的激励机制。更多还原

【Abstract】 Hunan Aero-Magnetoelectricity Co., Ltd(short for AM following) is a state-owned enterprise with production value of a hundred million yuan per year. With the expanding scale, converting operation system and more extensive competition, the corporation has more commands in information, and tries to improve the enterprise manage efficiency and lever even the core competition by the means of all-round carrying out the ERP system, introducing advanced modernized management, optimizing and reforming the enterprise organizing structure and operation circuit.The implementation of ERP is a very huge and complex systems engineering, which needs senior officials’ support and participation and all the corporation sources. Among them, the most important is to choose a suitable ERP product and correlated implementation ways. AM chose Kingdee software and adopted Kingdee’s six-step method to realize program organization, systematic training, systematic definition, testing-function and running management. Under the ERP experts’ instruction, Am reached the first-stage success in the terms of supervision and control of program quality, cost and schedule. Therefore the corporation operation circuit has been further standardized, and has highly partaken in the information and improved the manage efficiency.Through the study on the implementation and control of ERP in AM, we find out some shortcomings and successful experiments as well, which has some certain instructive meanings on ERP application. To carrying out the ERP program successfully, we need those following:a strong implementation organization;a well-conceived plan;high-quality training courses;guarantee of the implementation sources;a solid basic management;a good market supply relationship;correct and in-time data;suitable ERP software system;high-efficient implementation consultant and implementation methods;effective operation circuit reformation;and effective stimulative mechanism.更多还原
